Exhaustion is in the air, but you can generate the vitality you need right now.

We need first to understand why we’re all feeling depleted. There are two types of depletion: physical and psychological. We all know the signs of physical depletion and its remedy: take a walk, eat healthy food, do yoga, rest. But if you’ve ever had to drag yourself out of bed, even after a good night’s sleep, it probably has nothing to do with your physical reserves. More likely, your low energy results from your mental state. You are psychologically depleted.

Our psychological well-being depends on the feeling that we have a choice in a situation, are connected with others, and are competent enough to meet the challenges at hand. Consider the current world situation, and it’s no wonder that our choice, connection, and competence feels under siege.

How the Pandemic Limits Choice, Connection, and Competence

The pandemic has challenged our sense of choice. “I have to wear a mask. I have to get a vaccine. I have to work in a virtual team.” Suddenly, it appears that your choices are limited.

But choice is a matter of perception. Some people have struggled during the pandemic, feeling that their freedom is restricted. When this happens, they often react by making questionable choices to restore their sense of control. Other people think, “I can go to the store and wear a mask, or I can choose to stay home and order the item online.”

The pandemic’s effect on connection is obvious. We are in the middle of a global experiment in social distancing. It’s risky to get together in groups. People’s feelings of loneliness are skyrocketing.

As for competence, we’re all in unfamiliar territory filled with new conditions and demands. Competence can be as simple as trying to prevent your glasses from fogging up when you’re wearing a mask. More demanding examples include mastering new technology, homeschooling your kids, and caring for a sick loved one. It is an unrelenting barrage.

The erosion of choice, connection, and competence leads to feeling depleted—your psychological well-being has diminished. But you can restore your sense of choice, connection, and competence and generate much-needed vitality.

You Always Have Choices 

You always have choices—even in the most difficult situations. You may counter that a prisoner doesn’t have options, but that’s incorrect. We can choose how we will respond to any challenge.

Viktor Frankl, a neurologist, psychiatrist, philosopher, author, and Holocaust survivor, wrote Man’s Search for Meaning. He shared that when he was in a concentration camp, he felt a surge of energy when he shared his bread—even when he was starving. He would also help someone up if they fell, although the punishment was being whipped. In these dire circumstances, he concluded that nobody could take his autonomy away. That is certainly true for us. We always have a choice.

Mindfulness increases our awareness of the choices we have. If we are weighed down with worry, we’re less likely to see and appreciate the options available to us. Stay in the present. Ask yourself, “What choices do I have at this moment?”

Creating Connection

We are hardwired to connect with others. A great way to feel connected is to volunteer; to contribute to something greater than yourself. Even with social distancing, you can seek out opportunities to help others.

There is overwhelming evidence that helping others is physically and psychologically beneficial. Helping others is helping ourselves. So if you’re feeling disconnected, you can remedy it by participating in something larger than yourself; something that unites people, not divides them.

Connection is also a matter of finding meaning, whatever your circumstances. Meaningful is not a selfish, self-centered, or me-against-the-world attitude. It is about contributing to the greater good. And it’s exhilarating when we do this. The best choices are meaningful choices.

Just a word of caution in our divisive times. Belonging to a tribe that pits one person or group against another or is based on an us-versus-them mentality won’t give you a true sense of connection. It might momentarily fill a void, but it will ultimately leave you empty.

Competence: Be Gentle with Yourself

We need to be gentle with ourselves. The pandemic is a unique situation in our lives, and we’re all stumbling as we navigate the challenges of a new world. We need to give ourselves a break and take a page from SLII®. We are all disillusioned learners (called “D2”) who struggle to master the world around us. We’re at D2 when wearing a mask, getting distracted while working at home, and on and on.

Being at D2 is uncomfortable. (Read our blog on becoming comfortable with this unavoidable phase). Keep in mind that being at D2 is a natural stage of development. With proactive self leadership, you will move through it to attain mastery.

Build Your Psychological Well-being on Choice, Connection, and Competence

Choice, connection, and competence are the building blocks of psychological vitality. And that stimulates physical energy. So the next time you’re feeling sluggish and depleted, consider if your need for choice, connection, or competence is under threat. Then take steps to consider your choices, connect your choices to meaningful values that contribute to the greater good, and appreciate how much you’re learning. You’ll soon be feeling vital.

My boss doesn’t understand me. My organization’s systems don’t work. I don’t have the resources I need. My job doesn’t take advantage of my strengths. No one appreciates me. My boss micromanages me. There’s no room for me to grow. They don’t understand how much I could be contributing if only they’d give me a chance.

If you’re human, I imagine you’ve thought or invoked one of these statements. I know I have.

Even though we may be able to justify these types of statements, they often reflect our own assumed constraints: beliefs that allow us to escape personal accountability and fall victim to circumstances or the actions of others. In the new Self Leadership program I co-created with Ken Blanchard and Laurence Hawkins, we teach that self leadership is about having the mindset and skillset to accept responsibility and take initiative.

While it is wonderful to learn how to ask for the direction and support you need to be successful in your role, it’s also important to remember that when something goes wrong, there’s no one else to blame.

The Hard Truths about Self Leadership

  • Sometimes you misdiagnose your competence. Not knowing what you don’t know can be dangerous. Enthusiasm and high commitment are blessings, but don’t mistake them for high competence. Self leaders are able to appreciate where they are on the learning curve, diagnose their development level on a goal, and recognize the times and tasks where they need direction. Self leaders also have the wisdom to ask how to do something they’ve never done before.
  • You have to ask for feedback. One of the most important habits of a self leader is proactively asking for feedback every day instead of waiting to get it. Recent research suggests people are more likely to listen to feedback when they have asked for it. And neuroscience shows the brain is more ready to integrate feedback when it’s asked for and received at a time that is most relevant to the learner.
  • The best person to solve your problems is you. Nobody knows your problems better than you do. With experience, the best person to solve a problem is the person who identifies it. Self leaders go beyond problem spotting to proactive problem solving, which has been shown to reduce workplace stress and result in higher energy at the end of the day.
  • You must stop blaming others. Even if your manager is ineffective, dismissive, or a micromanager, you need to build on the positive direction and support you do get from them—and manage up or around to get what you still need to succeed. When you take the lead in regular one-on-one meetings with your boss and ask for what you need, you may discover they simply weren’t aware of those needs.

Who Benefits from Self Leadership?

At an organizational level, recent research shows that the most important key to successful initiatives in organizations is the proactive behavior of individual contributors—self leaders who have the ability to accept responsibility and take the initiative to make change happen.

At an individual level, self leadership helps you liberate yourself from the perceived tyranny of organizational life, which frees you from assumed constraints that can limit the quality of your work experience. Being able to respond effectively to everyday challenges can be personally and professionally rewarding.

The responsibility for your success at work falls to you. The good news is that you have a choice. Is developing the mindset and skillset required to be a self leader worth your effort? Yes! A not-so-hard truth: the benefits of self leadership are as good for you as they are for your organization.

I’ve witnessed many amazing transformations as individuals altered their mindset related to power, explored their points of power, and proactively created positive change.

This transformation begins by recognizing an important truth about power: not realizing our own points of power may be one of our greatest assumed constraints.

When I talk to people about power at work, they often tell me they don’t really have any power.  That’s because they think about power through a very narrow focus on position power—having the title or authority to make certain decisions such as to hire or fire, to go or no-go, or to establish budgets.

But position power is only one of five types of power we all have at work.  The others are:

Task power—having control over a task or job and doing it well, such as

  • A shipping clerk who consistently sends correct products on time
  • A front desk greeter or phone receptionist who creates positive first impressions with customers
  • A social media administrator who increases awareness of the company

Personal power—having interpersonal and leadership skills, passion, inspiration, or a positive personal vision of the future, such as

  • Someone who is a charismatic charmer or socially adept
  • A likable or agreeable person who conveys a positive outlook
  • An individual who is determined and persistent without being aggressive or self-serving

Relationship power—being connected or friendly with other people who have power, such as

  • An individual contributor who has a well-respected mentor
  • Someone with an active business network
  • A person with long-term and trusting friendships in the workplace

Knowledge power—having relevant experience, expertise, or credentials, such as

  • Someone who has experience or is an expert in a field, such as an IT or HR specialist
  • An individual with a certification or degree, such as an MBA or project management certification
  • Someone who knows the organization’s history, understands its culture, or is politically savvy about how things work

Let me share a story about the way one person without much position power was able to leverage the other types of power.

Pete was a shy, quiet, and rather passive graphic artist who was tied to his computer within the company’s graphics department. After exploring the five potential points of power during a Self Leadership workshop, he acknowledged he had knowledge and task power—he was masterful at using graphics programs and designing materials that his clients loved. He also realized he lacked position, personal, and relationship power.

Pete activated his knowledge power by setting up free lunchtime classes for coworkers who didn’t have access to computer training. He built meaningful relationship power while he practiced communication skills that enhanced his personal power.

The president of the company heard about the classes and asked Pete to personally tutor him. The president learned that Pete was a fitness advocate, and soon Pete was also supervising a light workout after each of their computer sessions.

Instead of focusing on the position power he didn’t have, Pete leveraged the knowledge, task, relationship, and personal power he did have. As a result, his confidence and sense of self-worth grew dramatically. He eventually became the manager of more than 20 people in the graphics department—and an advisor to the new head of IT.

Don’t fret about not having position power. Recognize that you have access to four other points of power—task, personal, relationship, and knowledge power—you can use to achieve your goals. Strategically use the power you have to activate power you don’t have. It’s one of the best ways to do more good for yourself and others.

Looking for some relief? Recent research confirms that a little proactive self leadership results in significantly less strain (and more energy) at the end of your workday.

See for yourself by giving one—or all three—of these strategies a try.

Ask for Feedback

Tomorrow morning, try a bold start to your day. Ask for feedback from your manager, colleagues, or staff members: “Would you be willing to share one piece of feedback, based on your experience or observation, that you think would help me do my job better today?”

Neuroscience provides evidence that asking for feedback sets up a more responsive brain condition. Requesting feedback delivers the information you need when you need it, but also results in less defensiveness—meaning you are more likely to hear what you need to hear and act on it.

So, when you learn something of value, act on it! Put what you’ve learned to use. Asking for feedback and then acting on it will demonstrate the willingness to learn and grow and the courage to be honest. What’s more, others will see it as a valuable example of proactive behavior.

Identify Solutions to Problems

Ask people what is getting in the way of their being more productive and many will half-jokingly point to their manager, an irritating coworker, or an unreasonable client. Instead of bemoaning your manager who “doesn’t get it,” why not be proactive and sell your solution? Follow these four steps:

  1. State the problem or issue in one clear sentence, including the implications for you and others if the situation isn’t improved.
  2. Generate three solutions with the pros and cons of each solution. One of the solutions should be the one that you believe will solve the problem based on your experience and insight. But as good as your idea may be, you need to generate two more. Three is the magic number.
  3. Identify the decision makers and present to them your three solutions and the pros and cons for each—not revealing which one you think is best.
  4. After presenting all three solutions, provide your recommendation for the solution you think is best, along with the rationale for why. Then, seek agreement.

This technique has been proven to create either the change you desire or a valuable learning moment. Either way, you experience less stress and more energy.

Be Proactive

Stop waiting to be given authority. Be proactive.

It’s been said authority is 20 percent given and 80 percent taken. If you have a solution to a nagging problem or an idea for improving efficiency on a particular task or project, don’t let yourself get frustrated by the permission process or the hoops you need to jump through to get things done. Instead, take action. Build a business case for giving you the authority to act.

In taking action you will experience a sense of competence and autonomy—two psychological needs required to thrive at work. And those who give you the authority will also benefit by empowering you to do more so that they can focus on other things that need their attention.

Practice a little self leadership each day to reduce your stress and fatigue.  Ask for feedback, identify solutions, and be proactive starting tomorrow morning. You might find yourself able to devote more time to your health, family and friends, and all those dreams you’d pursue if you only had the energy!

I spent 30 minutes formulating a clever response and then, another 30 minutes trying to figure out how to post it. I could see the man’s comment in my notifications, but when I clicked “check it out” or “join the conversation,” I couldn’t find his comment. In pure frustration, I reached out for help from my Millennial social media guru, Kristin.

Her email back to me: You clicked the correct links to respond. I checked the links as well, and I also logged into your profile to look for the comment notification. It appears that he deleted his comment!

She had come to a plausible conclusion that I hadn’t even considered! I am supposed to be a subject matter expert on self leadership, yet I fell prey to an assumed constraint. I held an assumption that I was woefully ignorant when it comes to social media and incapable of solving the problem. I let that belief limit my openness to another possibility—such as, the man deleted his comment.

We fall prey to insidious assumed constraints every day. The way we internalize facts influences our beliefs that shape our intentions, which ultimately leads to our behavior.

Virtually raise your hand if your manager makes more money than you do. Nod your head knowingly if your manager has more position power than you do. Now consider how these facts influence your beliefs about the workplace, shape your intentions, and ultimately determine your behavior—and your relationship with your manager.

  • Comparing my manager’s power and income to my own, I may conclude: I don’t have the power or ability to affect change. This belief leads me to watch painfully as changes happen to me without my input or participation.
  • I may believe that my manager should know when I need more direction for achieving my goal. This belief causes me to wait for her to provide me with an action plan and the resources I need.
  • Even sadder, maybe I believe my boss should know what I need, but is so self-absorbed, she doesn’t even notice. This belief leads me to resent my manager and sabotage the relationship because I don’t trust she has my best interests at heart.

Assumed constraints are beliefs that limit our experience. Self leadership demands the acknowledgement, exploration, and reframing of assumed constraints.

Challenging assumed constraints by flipping them into statements that lead to positive action is an essential mindset of a self leader. For example, what if I took the assumed constraint about power and flipped it? I believe I have the power and ability to affect change. This statement is more likely to lead to productive behavior, such as proactive problem solving or selling my solutions.

The flipped assumed constraint also leads to an exploration of power: What types of power do I have and how can I use my points of power to proactively achieve my goals and make greater contributions to others?

Research provides evidence that self leadership competencies can be learned—and that organizations would be better served by focusing budgets and training employees on self leadership. But learning the skillset also requires cultivating a mindset to challenge assumed constraints, activate your points of power, and be proactive.

Thinking about my assumed constraint for responding to comments on LinkedIn, I take heart that I proactively reached out to a subject matter expert using my relationship power. I feel confident that the next time I find myself frustrated over social media (probably sometime within the next hour or so), I will challenge my assumed constraints by mindfully exploring solutions I wouldn’t have considered before receiving Kristin’s insight. Then, if I really am stymied, I will reach out for direction and support.

Self Leadership is having the mindset and skillset for getting what you need to succeed. For true self leaders, accepting responsibility and taking initiative for the quality of your work and life experience is a continuous pursuit of learning, growing, and achieving. It is the saga that never ends.

Finding Your True Motivation? If it wasn’t yesterday, then read on.

A summer morning stands out with vivid clarity in my mind. I was eight years old. My younger sister, Dee Dee, and I were up before our parents. We were excited to put on our new summer shorts and begin our day. But we were up so early, all our neighborhood friends were still sleeping. And we were bored.

That’s when something magical happened. We went outside and discovered we could turn the steps in our front yard into a game. We ran in opposite directions around the house to see where we met each time. We practiced jumping over the wooden fence between yards. We used the sheets hanging on our backyard clothes line as a makeshift tent.

Exhausted, we flopped down in the grass and began pointing at puffy white clouds in animal shapes against the blue sky. I remember feeling full and satisfied, inventive and adventurous, with a love of games—especially the ones my sister and I created for ourselves.

Dr. Edward Deci, the father of intrinsic motivation, has long lamented that we over-program our children’s lives, robbing them of the discretionary time to be bored. No one wants to be bored, Deci reasons, so we find ways to entertain ourselves. And that’s when we discover our intrinsic motivation—what we enjoy doing simply because of our inherent interest in doing it.

Today’s organizations are filled with employees who are not intrinsically motivated because they haven’t had the discretionary time to discover or tap into their intrinsic motivation.

Do yourself a favor and try these 3 ideas:

Use discretionary time to discover your intrinsic motivation. When you have an unplanned moment, notice the activities you gravitate toward. When there is empty space in your life, what do you want to do? Even if you don’t have the time to get into it or aren’t in a position to do it, recognize your yearning—take note of it. Your discretionary time can reveal the things you are intrinsically motivated to do.

For example, years ago when I would find myself on an airplane without work to do, on vacation with blocks of unplanned time, or with a rare free afternoon on a weekend, I would notice an intense longing to write. Today, I still experience that tug to pull out pen and paper (or iPad) and capture thoughts and ideas. My down time reminds me of my intrinsic motivation.

Tap into your intrinsic motivation at work. When you know what intrinsically motivates you, it’s fun to find ways of integrating it into your work.  I link writing to a variety of work-related tasks such as returning emails, explaining details in written form, drafting proposals, and blogging.

Help reveal other people’s intrinsic motivation. I remember thinking that if my boss caught me reading at work, I’d be branded as lazy. Don’t be that boss. Don’t perpetuate the myth that you need to drive productivity through pressure and constant motion. Instead, encourage your employees to take mindfulness moments. Talk to them about their interests, both work related and personal. Help people discover their own intrinsic motivation. And then help them find creative ways to integrate it into their everyday tasks.

Remember, intrinsic motivation is a good thing. When people are intrinsically motivated they pursue goals for the enjoyment it brings, not because of an external reward or outside pressure. They are more apt to attain a state of flow—that place where time flies and they are in the zone because the demands of the task are matched with their competence to do it. Compelling evidence demonstrates that when people are intrinsically motivated, they generate positive energy, higher degrees of creativity, and sustainable productivity.

One more idea. Do your kids, and their future employer, a favor. Leave them alone with nothing to do sometimes. It might drive you crazy for a while, but it will be precious time where they can discover their intrinsic motivation for writing, reading, teaching, learning, memorizing, running, sports, music, history, or math. Helping your children discover their intrinsic motivation is a gift that will keep on giving.

But that’s not true. In fact, that kind of misinterpretation of the research can lead to assumptions that actually perpetuate disengagement, such as the concept of organizations needing to use incentives, rewards, promotions, praising, perks, status building, pay raises, games, competition, or prizes to get anything accomplished.

Knowing the truth behind the nature of human motivation will not only help you reframe the research and rethink your basic beliefs, it will also allow you to embrace new practices that result in employee engagement and work passion. Let me explain.

People’s Basic Nature is to Thrive

In the 2014 movie Gravity, Sandra Bullock’s character goes into space because she has no reason to live on planet Earth. When circumstances spell certain death, she contemplates giving up. But then we witness her remarkable resilience and creativity as she fights to return to Earth.

As we learn watching the plot unfold in the movie, our true human nature is to thrive by making choices, finding meaning, and developing skills to cope with what the world throws at us. But is that a struggle we have to take on alone? I don’t think so.  In fact, I think leaders can greatly accelerate the process by developing strategies to help people experience what every human being needs to thrive: the three psychological needs for autonomy, relatedness, and competence.

For example:

  • Define boundaries people need to know and then help them explore the choices they have within those boundaries.
  • Demonstrate you care about people through proactive listening.
  • Encourage people to develop new skills on a regular basis. Even mundane work is brought to life when people identify transferable skills they can develop such as learning how to focus, improving people skills, practicing different communication styles, etc.

Nobody Wants to be Bored and Disengaged

People want to make worthwhile contributions. People appreciate meaningful challenges. Two of the world’s leading researchers on motivation, Edward Deci and Richard Ryan, wrote a beautiful explanation of human nature*:

“The fullest representations of humanity show people to be curious, vital, and self-motivated. At their best, they are agentic and inspired, striving to learn; extend themselves; master new skills; and apply their talents responsibly. That most people show considerable effort, agency, and commitment in their lives appears, in fact, to be more normative than exceptional, suggesting some very positive and persistent features of human nature. Yet, it is also clear that the human spirit can be diminished or crushed… “

What does this mean for leaders? That it’s important to engage in one-on-one conversations to help people explore their inherent interests, align tasks with their deepest values, and connect their work to a sense of purpose.

Promote Human Thriving

If you believe the high number of disengaged employees reflects a natural state of being, you probably tend to depend on traditional means to fix disengagement—like the incentives, rewards, promotions, etc., I mentioned earlier.

But as you run out of resources and find your workforce is still disengaged, you may need to stop looking for different ways of motivating people and rethink your basic beliefs about human nature and disengagement. Only then will you spark the innovation to develop strategies that promote human thriving—and true engagement—in the workplace.

Consider this story shared by a woman in a workshop I was teaching on motivation.

While taking her normal elevator ride up to her office she found herself alone with the CEO of her company, whom she had never met. As she explained, “My heart raced. Should I introduce myself? When will I ever have another chance like this? But what if I make a bad impression?”

By the time the woman could gather her thoughts and decide what to do, the elevator stopped, the CEO stepped out, and the moment was lost. As she rode up the final few floors she was flooded with emotion.

“I was shaking. I was sad—disappointed—mad—frustrated—angry. I couldn’t believe how one person entering the elevator and not saying a word could generate so much negative emotion in me.” The woman said it had been a horrible way to start the day.

What caused all of the mental anguish? Real and perceived power. Without the woman’s perception of the CEO’s power, the dynamic in the elevator would have been far less tense for the woman. Research bears this out.

Dr. Drea Zigarmi, Dr. Taylor Peyton Roberts, and I recently completed research on how a leader’s power affects people’s motivation. We found that leaders at all levels need to be mindful and clear about the types of power they have and use. Our findings showed that the use—or the perceived use—of leader power usually results in people experiencing suboptimal motivation. Let’s take a closer look.

In 1959, social psychologists John R. P. French and Bertram Raven described five bases of power that are typically in play in the workplace.

  • Reward power: A leader’s power to promise monetary or nonmonetary compensation or incentives.
  • Coercive power: A leader’s power to use threats and punishment.
  • Referent power: A leader’s power that causes followers to want to identify with, be associated with, or to believe in the leader.
  • Legitimate power: A leader’s power of position or title that gives the leader the right to request compliance from another individual.
  • Expert power: A leader’s power that comes through depth and breadth of knowledge.

Why are perceptions of power so important to understand? Because of their impact on motivation. A leader’s use of power can undermine people’s need for autonomy, relatedness, and competence (ARC)—the three psychological needs required for people to thrive, produce, and sustain high performance. Because people can potentially perceive their leader as having power over them in any of these five areas, you could be undermining people’s motivation and not realize it.

Here are insights on how to use your five bases of power more wisely:

  • There are two types of reward powerimpersonal and personal. Consider how you are using impersonal reward power to grant special benefits, promotions, or favorable considerations. Think about how you might be using personal reward power to influence employees’ feelings of being accepted, valued, and liked by you. Misuse of either leads to suboptimal motivation.
  • Understandably, the use of coercive power usually results in a negative relationship—and suboptimal motivation in those you lead. Coercive power creates a workplace where people waste emotional energy to avoid suboptimal motivation.
  • If referent power becomes too important, it can result in people who are afraid to disagree with you. It might surprise you to discover that when employees report managers exhibiting referent power, they also report experiencing suboptimal motivation because of their dependence on that leader for their internal state of well-being.
  • Even legitimate power—often referred to as position power—can be misused when it is perceived as “Do this because I tell you to.”
  • Finally, while expert power won’t necessarily result in people’s optimal motivation, withholding it can put them into suboptimal motivation.

As my colleague Dr. Drea Zigarmi so aptly puts it: “Power is very precious stuff. It entices the leader into flights of self-delusion and separateness from those they lead.”

Over 125 years ago, Lord Acton wrote the famous line, “Power corrupts and absolute power corrupts absolutely,” and the less famous line, “The sole advantage of power is the ability to do more good.” Based on our research, we might follow with this advice: Let go of your dependence on power to get work done. Instead, consider your power as an opportunity to do more good by developing ARC-supportive skills to understand, appreciate, and respond to people’s psychological needs. You will create a workplace where people are optimally motivated to achieve results and have the energy, vitality, and well-being needed to sustain those results. Powerful!

Our basic human nature is to thrive. No one wants to be bored and disengaged. People want to contribute. People appreciate meaningful challenges.

We all have three psychological needs—autonomy, relatedness, and competence—that contribute to our well-being.

Leaders can’t motivate anyone. What they can do is shape a workplace where it is more likely that people will experience optimal motivation through proven best practices.

If you are serious about improving people’s productivity, sustainable performance, creativity, resilience, risk-taking, mental health, emotional well-being, and positive physical energy, I urge you to consider elevating your current leadership practices.  Here are three ways to get started.

  1. Encourage Autonomy: Set SMARTer goals where the M stands for motivating and the reasons for achieving the goal are tied to developed values, a noble purpose, or inherent joy. Illuminate freedom within boundaries to shift focus from what can’t be done to what can be done. Present timelines as useful information rather than as a form of pressure.
  2. Deepen Relatedness: Discuss individual values in light of the organization’s values so that workplace goals can be linked to reasons individuals find meaningful. Reframe metrics with individuals so that they can personally relate to outcomes with purpose and meaning. Provide pure feedback that leaves out your personal opinion, statements of your pride or pleasure, and rah-rah comments. Allow individuals to reflect on and determine how they feel about their own efforts, rather than becoming dependent on your approval—an unhealthy reason for their actions.
  3. Build Competence: Facilitate Motivational Outlook Conversations to help ensure individuals are optimally motivated to follow through on solutions and action plans—otherwise, your coaching results are as castles built on sand. Concentrate on learning orientation by asking each day/week/month: What did you learn that will help you tomorrow? and What do you still need to learn to achieve your goals? Celebrate learning moments by going beyond fixing mistakes to taking advantage of them.

One More Thing: Leader, Heal Thyself

The new science of motivation builds a compelling case for updating traditional leadership practices. But before you can encourage autonomy, deepen relatedness, or build competence with those you lead, you need to reflect on your own motivation to lead.

Consider this story:

The hard-driving sales manager hoping to inspire his new sales rep took the young man to the top of a hill overlooking a posh part of the city. “Look at that place,” said the manager, pointing to a magnificent property. “I bet the house is 6000 square feet, plus the horse stable and tennis court.” He pointed to another home, “Can you imagine the party you could throw around that pool?” Then, the manager put his arm around the wide-eyed young rep’s shoulders and told him, “Son, if you keep working as hard as you’re working, some day all this could be mine!”

If your people sense—or even wrongly interpret—that your motivation to lead is self-serving, it undermines their psychological need for relatedness. Their positive energy is diminished as you chip away at their autonomy by pushing them to make their numbers or by pressuring them to be number one. They feel manipulated by your suggestions when your intention was to build their competence. Worse, feelings of alienation and pressure can fuel negative energy, leading some to sabotage the system by falsifying reports, making bad deals, or engaging in unethical behavior. They justify their own self-serving actions by comparing them to what they perceive as your self-serving motives.

To take advantage of the compelling new leadership practices, ignite your own motivation to lead through meaningful values and a noble purpose. When it comes to being an inspiring and effective leader, the reasons for your motivation matter.

He told me he’d read my book, Why Motivating People Doesn’t Work… and What Does multiple times and was dedicated to using its ideas to change the culture of his organization.

Pretty heady stuff.

He realized he couldn’t drive people to be more just, client focused, and service oriented. The only way a radically different culture would emerge was through employees working together and making their own decisions to find new approaches for managing people’s wealth.

This powerful executive recognized that only through the power of tapping people’s honest and authentic need for autonomy, relatedness, and competence (ARC) would he be able to achieve the results he was looking for—a high functioning, self-motivated organization.  He realized that any driving for adherence to new policies and procedures would undermine people’s sense of ARC—and his firm’s cultural evolution.

It was a great bit of insight on his part. And it’s something we can all learn from as we endeavor to build highly motivated work environments.

  • When you pressure people to perform, the pressure you create has the opposite result of what you intended. Pressuring people erodes their sense of autonomy.
  • When you focus on metrics as priorities, people fail to find meaning in the metrics for themselves. When people feel used as a means to your end, it diminishes their sense of relatedness.
  • When you drive for results and declare you are holding people accountable for those results, you are also sending the message that you don’t trust people to perform or achieve their goals. You undermine their sense of competence.

Here are four alternatives.

  1. Encourage autonomy by helping people appreciate the freedom they have within boundaries. What is within a person’s control? What options do they have? Identify areas for creativity and innovation.
  1. Deepen relatedness by engaging people in conversations about their values and aligning their values with the company’s goals. For example, help an employee who has a value for service explore how his service might improve through the company’s new approach.
  1. Build competence by providing opportunities for training, clarifying expectations, and illuminating the unknowns. Don’t assume people know how to cope with change. Don’t try to sell change by sharing how the organization will benefit. Focus instead on helping people deal with the personal concerns they have for how the change directly affects them.
  1. Teach leaders the skill of conducting motivational conversations. If leaders don’t know how to facilitate people’s shift to optimal motivation, they will default to what they know: driving for results. Leaders also need to practice optimal motivation for themselves. Leaders with suboptimal motivation tend to drive for results from others.

If you want real, sustainable, high quality results, stop driving yourself crazy trying to hold people accountable for outcomes that are not connected to individual needs for autonomy, relatedness, and competence (ARC.)  Instead, help people satisfy those needs. When people experience ARC, they thrive—and you don’t need to drive.

Yes, it will pass, but your organization can take advantage of the transition using the science of motivation and what we know about the way people experience change.

People go through predictable stages of concern during any organizational change initiative.*

Early on, people have both information concerns and personal concerns—they need to know what the change is, why it’s happening, and how it will affect them. Don’t make the mistake of avoiding people’s personal concerns until you can share all the detailed information about the change. People sense when change is coming: word leaks out, rumors and half-truths are spread, and people make up their own stories in absence of full knowledge. If people smell the smoke of change, they are already fearing the fire. If leaders do not effectively address these concerns early in a change process, the change may likely fail or succeed painfully. Neither of those options is optimal.

To address personal concerns, ask three questions: What choices do you have? What meaning can you make from all this? and What can you learn? When you facilitate people’s answers to these questions, you help them satisfy three basic psychological needs and activate their optimal motivation—despite experiencing disruptive change in their workplace.

Question #1: “What choices do you have?” encourages Autonomy, the first of the three psychological needs.

People forget they have choices when they are faced with a change made without their input or consent. But people always have choices. They can choose to come to work or not; to give their all or bide their time working in fear and expecting the worst; to learn, grow, and contribute or hold back out of resentment and retaliation.

Leaders with the skill of facilitating a motivational outlook conversation are able to guide their employees’ understanding of their situation and potentially shift their perspective. As a leader,  you can help your people connect the choices they have to values they hold dear. Change initiatives and a lack of security are less likely to be seen as threatening when people experience a  sense of autonomy.

Question #2: “What meaning can you make from all of this?” deepens Relatedness, the second psychological need.

People need to attribute meaning to the madness around them. Consider taking a proactive approach to helping people identify opportunities to serve others, deepen relationships, and make a contribution for the greater good.

Don’t underplay your role in connecting what people do every day to a higher purpose. Instead of simply driving for results, challenge people to examine higher quality reasons for why results are important. A leader who does this is more likely to generate results that were previously lacking—and that probably prompted the change in the first place.

Question #3: “What can you learn?” promotes Competence, the third psychological need.

It is in our human nature to learn and grow every day. However, without a conscious effort, adults don’t tend to notice what they are learning—or even that they are learning at all. Asking people what they stand to learn from a change prompts their awareness of their innate desire for continued growth—and how important it is to their sense of well-being. As a leader, you can help rekindle people’s innate enthusiasm for learning.

Take Advantage of Motivation Science During Times of Change

Remember, your job is not to shield people from what’s happening, to prevent their pain, or to obfuscate the truth in hopes of protecting them. Your role is to create a workplace where, despite the chaos or conditions, people are more likely to satisfy their psychological needs and experience optimal motivation.

By paying special attention to personal concerns at the beginning of a change process, you can help people grow and develop in ways that are beneficial to them and the organization before, during, and after the change. The greatest gift you may ever give—or personally experience as a leader—is to help people thrive in the midst of change, uncertainty, and ambiguity.

It may feel counterintuitive, but the key to taking action is to shift your focus from the actions on your list to the values linked to those actions.

Let me give you an example of what I mean.

If you were a poor listener, most people would immediately recommend you take a class on developing listening skills. In that class you would learn the behaviors that go into being a better listener. At the end of the day, you would have a much better knowledge of the skills involved in listening—but do you really think you would have addressed the underlying causes of poor listening in the first place? Probably not. The same set of attitudes and behaviors that kept you from listening in the past would still be present.

Ironically, the best way for you to become a better listener is not to focus on listening so much as on a developed value linked to listening. Find a value in your life that listening supports, and then make the link between that value and the skill of listening.

If you have a developed value for learning, make the link between learning and listening. If you have a developed value for demonstrating you care about people, the link between caring about people and listening becomes the catalyst for listening to people.

You don’t have to change your natural disposition for listening, but because you are able to link your developed values for learning and caring, your listening behavior will change. Rather than focusing on the behavior you want to change—being a better listener—focus on linking the behavior to your developed values.

What are the new behaviors you want your people to develop? Here’s a three-step plan that will help you take authentic action.

  1. Help people identify and develop their work-related values and purpose— these are the mechanisms for taking action and making good decisions.
  2. Set SMART goals, then have people shift their focus to linking their developed values to the action plan.
  3. Keep values top of mind as you help people achieve their goals. Remind people of the link between action and stated values.

Help your people link their values to their goals and action plans. Then they can take authentic action by linking those values to the actions they hope to take.

bigstock----year-Isolated-D-image-50494235 (1)This is a great question often posed in our Optimal Motivation workshops. I understand that you are between a rock and hard place—on one hand, you are responsible for getting results; on the other hand, the traditional tactics you use destroy the high energy, dedication, creativity, innovation, and initiative people need to achieve those results. The irony of pressing for results and pushing deadlines is that you promote the exact opposite of what you hoped to encourage. You need a new approach in 2014.

Reframe Goals into Something Meaningful

When I was an itinerant speaker for the world’s largest public seminar company, I conducted over 125 day-long workshops a year—each one in a different city, state, or country. I appreciated the work, but I was literally bone weary. The company imposed hard metrics that meant termination of your contract if not met: Collect 75% or more of participant evaluations (typically 200) and score a 4.5 or better on a 5-point scale.

Those goals exhausted me even more! If I had focused on meeting them, I would have burned out and quit—many of my colleagues did. Instead, I reframed the company’s goals into outcomes meaningful to me. I will remember at least 20 people’s names and something about them by the end of each day. If at least one person tells me I made a difference in their life, then it was a good day. (After all, that was why I was doing what I was doing.)

Reframing goals into results that were meaningful to me was energizing. I focused on the values of what I was doing and the by-product was consistently achieving the organization’s measures of success. Consider taking the time to help your employees reframe the organization’s goals.

When employees reframe organizational goals into results that are meaningful for them, everybody wins.

Turn Deadlines into Data

Deadlines exist. I am working on one right now as I write this blog. The trick is to view deadlines (or live-lines, as a colleague of mine chooses to call them) as critical information. Leaders can help people shift the way deadlines are interpreted. Instead of considering deadlines as points of pressure, position deadlines as communication tools that describe what is needed for people to do their jobs effectively. Instead of imposing deadlines that undermine people’s autonomy, position timelines as data points that provide valuable insight about how to allocate time, make thoughtful choices, and decide what to do next—or not at all.

Deadlines are a reality, but leaders can position deadlines as data to help employees live a more autonomous, optimally motivating, and high-quality life at work.

I was a longtime aficionado of SMART goal setting when the “M” stood for “Measurable.” However, over time, I found that a specific, measurable, attainable, relevant, and time-bound goal simply was not SMART enough. I changed the “M” to “Motivating” and moved measurable into the “S” (Specific). Adding another dimension to make my goals more emotionally compelling worked for me. It seemed to work for others, too. Now the science of motivation explains why.

The nature of things that cannot be measured.

Setting measurable goals and outcomes is important. Having a defined finish line in front of you can be positively compelling. In my previous post, I encouraged leaders and individuals to ensure a higher level of results by reframing measurable goals into meaningful goals. However, we need to move beyond SMART goal setting and embrace aspects of work that are not easily measured.

Case in point—if you are a parent, consider this question: What do you most hope for your children? Even if you are setting SMART goals for your child’s education or acquisition of skills, I’ll bet you are like other parents—I have yet to meet a mother or father who expresses what they ultimately hope for their child in easily measurable terms. Rather, they talk about their children finding love, fulfilling a noble purpose, being passionate about their work, enjoying happiness, having meaningful relationships, feeling safe and secure, experiencing a profound connection to the world, contributing to society, perceiving they have choices and autonomy, and sensing competence and mastery.

Interestingly, I find the same phenomenon happens when I ask leaders what they most hope for their people at work. This is consistent with what research shows brings out the best in people—the fulfillment of psychological needs that generate vitality and a positive sense of well-being. Despite the deep knowledge that what they really want for people are the benefits that come through these emotionally compelling aspects of work, leaders still avoid these aspects of work and continue to focus attention on what they can easily measure.

As in life, the most rewarding aspects of work are things that are most difficult to measure.

If you cannot measure it, it does not matter. If you hold this belief, ask yourself why. Where did it come from? Is it the emotional nature of things not easily measured? Does the combination of something being both emotional and difficult to quantify fall outside your comfort zone? Is it because if you cannot measure something, you cannot control it, and you perceive that your job as a leader is to control?

Some things are best left unmeasured.

One of life’s great joys is eating in Italy. Ask anyone who has traveled there—food tastes better in Italy. I had the profound experience of attending a weeklong cooking course in Tuscany. I say profound because it literally changed the quality of my life—not just my cooking, but also my perspective on day-to-day living. The chef refused to provide exact measurements for anything he made. “How can I tell you how much water to put in the pasta dough? It depends on the quality of your flour, and the kind of day—the temperature, the humidity. You must add some water and oil until it feels right.” He was also hesitant to commit to a menu or plan for the week. If the zucchini flowers were blossoming, we would have fried squash blossoms; if not, then the ripe tomatoes would become the centerpiece of a Caprese salad. The chef was really teaching us mindfulness—to be present in the moment, to notice the world around us and not judge but be aware of our many options and choices.

When people cook with this level of mindfulness, they don’t rely on measuring ingredients or mindlessly adding a cup of flour in the bowl. What happens is something magical—they put their heart and soul in the bowl. The food becomes a possibility for something exceptional. And people can taste the difference.

Mix it up.

Of course, there are many things in life and work we need to measure. This post is not about eliminating anything that needs measuring. Pastries are a science where measuring makes the difference between a fluffy cupcake and a hockey puck.

But, a true growth step for leaders is to become more mindful of promoting those things that cannot be measured and more comfortable with the choices they bring. That includes emotions. If leaders rule out people’s emotional nature at work—including their own—because they are not mindful or skilled enough to cope, we all lose what it means to be fully human. That is too high a price to pay for being comfortable.

Try this for the next month: Reframe the belief that if you cannot measure it, it is not important, to:

If you cannot measure it, it is probably really, really important.

Observe the shift in energy when you focus your leadership on things that cannot be easily measured—things such as love, joy, and gratitude. Your people will eat it up.

The answer to this entrenched belief is so obvious that at a recent speaking engagement, I had over 300 people spontaneously fill-in-the blank by yelling in unison, “Results!”

I then asked them to consider the affect this tyranny of results has on the workplace. It was not easy. Leaders tend to tune out as soon as you mess with results. Executives cannot imagine what else matters at the end of the day, but results.

As it turns out, the science of motivation is shedding light on the high price being paid for blind allegiance to results and leaving alternate opportunities unexplored, unmined, and under-appreciated.

Consideration #1: Redefine and reframe results.

If you are like most leaders, you define results in terms of quantifiable goals and specific outcomes expressed through ROI, net profit, financial gain, labor hours, reduced costs, lower turnover, productivity measures, and other dashboard metrics. Reasonable, but here is the irony: Your persistent focus on driving for results without emotional meaning may be creating the psychological distress, tension, and pressure that undermines achievement and makes it less likely you get the results that you—and those you lead—are seeking.

If you ask managers what matters at work, they will point to results such as achieving high standards on goals, making numbers, reducing production times, increasing output, and eliminating waste. Ask individuals what matters at work and you get a different response. Yes, people want to achieve those goals (when they are fair and agreed upon), but more important than a quantifiable goal is a meaningful one. Research concurs—in the end, it is the quality of the goal being achieved, rather than the quantity of something being achieved, that matters most.

Leaders and individuals need to learn how to frame results differently and trust that they will achieve organizational metrics.

When I was an itinerant speaker for the world’s largest public seminar company conducting over 100 day-long events a year—each one in a different city, state, or country—I appreciated the work, but I was literally bone weary. The company had a hard metric that meant termination of your contract if not met: Collect 75% or more of participant evaluations (typically 200) and score a 4.5 or better on a 5-point scale.

Those goals made me feel even more exhausted! If I had focused on meeting them, I would have burned out and then quit—as many of my colleagues did. Instead, I reframed the goal in ways meaningful to me. I will remember at least 20 people’s names and something about them by the end of each day. If at least one person tells me I made a difference in their life, then it was a good day.  (After all, that was why I was doing what I was doing.) By reframing what results looked like to me, I was energized—and consistently achieved the organization’s measures of success.

Results matter. But the way results are defined, framed, and achieved, matter more.

Consideration #2: Ends do not justify the means.

If we believe that results are what really matter without consideration as to why those results are meaningful and how people go about achieving them, we are in essence saying the ends justify the means. What a sorry picture this paints. We do not need the science of motivation to prove that means matter as much, or more, than the ends—we see the scandals and horror stories of people, organizations, industries, and countries who prize ends over means every day in the news.

However, we tend to overlook the obvious in day-to-day practice. The evidence is clear that even if people achieve the results you want, they are less likely to sustain or repeat those results if their basic psychological needs are thwarted in the process. You may experience short-term gains when you have a results focus, however, those gains are at risk and compromised when people feel pressure instead of autonomy, disconnection instead of relatedness, and “used” without a sense of the competence they have gained.

Try this for the next month: Reframe the belief that the only thing that matters is results. Consider this belief instead:

In the end, what really matters is not just results, but why and how those results are achieved.

Observe the shift in energy when you focus on what really matters in the workplace—achieving meaningful results that are also psychologically fulfilling. Then trust the numbers will add up.

Accountable.  Cue the boos and hisses.

Why Hold People Accountable?

When your focus is on how to hold people accountable, it takes your focus off an important question: “Why do we need to hold people accountable in the first place?”

If you believe people need to be held accountable, what is your underlying belief? Is it that people cannot be trusted to do what you want them to do? Is it that people fail to follow through on what they commit to doing? Why is that? Is it because they are lazy and irresponsible—or worse, intend to do harm? How did you come to believe people cannot be trusted?

Too often, leaders hold beliefs based on faulty assumptions, prejudice, or bad data. Have you had an experience that caused you to believe that, given the chance, most people cheat, lie, and steal? Do you have proof to substantiate your belief that people will miss deadlines, fail to achieve their goals, and slack off if you don’t keep your eye on them?

Strange—because the evidence is overwhelming that people want to contribute, are willing to work hard, and feel better when they achieve agreed-upon goals. W. Edwards  Deming, the father of the quality movement in the U.S. and Japan, believed that 80 percent of nonperformance was most likely due to system failures. Today we know that distributive injustice (unfair allocation of resources) and procedural injustice (unfair or secretive decision-making and processes) are two primary reasons organizations lack employee work passion. Perhaps leaders need to look in the mirror when their people are not performing. Too often, holding people accountable is a kneejerk reaction based on a leader’s own fear of failure. It is time to challenge why accountability permeates our language and mindshare in the workplace.

Never Beat a Carrot with a Stick

If you are now thinking, “I have proof that people will fail to perform if they are not held accountable,” it may still be the fault of leadership. Take this familiar scenario. You incentivize your sales people to sell. You give them a bonus for selling a lot. A particular sales person isn’t making his numbers. No surprise here—we know that incentives and bonuses are not healthy or reliable ways for people to experience optimal motivation. Carrots simply don’t work. (If you disagree with this statement, let me know and we will provide you with ample evidence in future blogs.)

Back to the scenario. You need to hold this failing salesman accountable. You consider writing him up, having “the talk,” applying pressure, chastising him, or harassing him with the success stories of his team members. The insidious thing about accountability is that it promotes the use of pressure to get people to do what they probably already want to do—succeed.

“The only traditional motivation technique more undermining than a carrot to activating optimal motivation is the stick.”

 

The problem is that leaders don’t understand the undermining and short-term effect of carrots (incentives, bonuses, tangible rewards), so when those bribes don’t work, leaders assume it is the individual’s fault and put accountability measures—the stick—in place.

Try this for the next month: Think deeply about the beliefs underlying the notion of holding people accountable. What is the real purpose of accountability and what data supports the need for it? How would your decisions, actions, and leadership be different if instead of believing that you have to hold people accountable, you held this belief instead …

People live up (or down) to our expectations of them.

Watch how your people respond to your changed belief. Imagine what would be different if people lived up to your high expectations instead of hovering under your low ones.

Cue the high energy and optimism that lead to the results you used to hold people accountable for achieving.

My previous blog challenged you to complete five common statements related to motivation. It wasn’t much of a challenge. These beliefs are so deeply embedded in our collective psyche that they roll off the tongue. What is a challenge is to let go and replace these statements with beliefs that promote an optimally motivating workplace.

In Part 1, we flipped the first statement: It’s not personal, it is just business, became If it is business, it must be personal.

In this post we explore the second eroding belief: The purpose of business is to make money (a profit).

We will explore the other statements in upcoming posts.

Your Beliefs Determine the Way You Lead

When you hold the belief that money is the purpose of business you are likely to over-emphasize results. You are apt to resort to pressure to motivate people to get those results. You may be tempted to employ questionable ethical practices. When given a choice, you might choose quantity over quality, short-term results over long-term results, and profits over people.

Consider how an alternative belief would generate a different approach to your leadership. How would your decisions and actions be different with the following statement?

The purpose of business is to serve.

Think how this reframed belief might alter your organization’s dashboard metrics—or at least the content and quality of the goals. How might reframing goals so they focus on internal as well as external service, quality of people’s efforts as well as the results of their efforts, or celebrating learning and growth in addition to accomplishments, change the way you lead day-to-day?

Hard-nosed businesspeople will push back on these ideas with a traditional argument, “You can serve all you want, but this soft stuff doesn’t make you money and if you don’t make a profit you will go out of business. Then you won’t be serving anyone.”

It is true that a business must make a profit to sustain itself. But it is an illogical leap to conclude that profit is therefore the purpose of business. You need air to live, plus water and food. But the purpose of your life is not to just breathe, eat, and drink. Your purpose is richer and more profound than basic survival. And the more noble your purpose and developed your values are, the more they influence how you live day-to-day. When you believe that the purpose of business is to serve, you lead differently. Your decisions and actions are more likely to cultivate a workplace that supports people’s optimal motivation.

The nature of human motivation is not in making money. It is in making meaning.

Ken Blanchard says, “Profit is the applause you receive for serving your customers’ needs.” I would add “and your people’s needs.” Research conducted by The Ken Blanchard Companies found definitive evidence that organizational vitality measured by ROI, earnings by share, access to venture capital, stock price, debt load and other financial indicators, is dependent on two factors: customer devotion and employee work passion[1]. It does not work the other way around—organizational vitality is not what determines customer devotion or employee work passion.

Leaders who focus on serving their customers’ needs and satisfying their people’s psychological needs will enjoy organizational vitality. The old sports analogy works equally well in business: Focusing on money and profit is like playing the game with your eye on the scoreboard instead of the ball. In business, service is the game you are playing. Keeping your eye focused on customer service and people development will result in scoring—both to the bottom line and in other more meaningful ways that sustain high performance over time.

Try this for the next month: Challenge the notion that the purpose of business is to make money. Try changing that outdated traditional belief to an Optimal Motivation belief: “The purpose of business is to serve—both your customers and your people. Money is a by-product of doing both of these things well.”

Watch how your people respond to your changed belief. Then notice the results and accept the well-earned applause.

We have embedded these beliefs so deep in our collective psyche that I bet you do not even need to check your answers. However, just because these belief statements are common, does not mean they are legitimate. I encourage you to consider that holding these beliefs may be undermining your ability to effectively cultivate a motivating environment for those you lead.

In this blog we will explore the first eroding belief: “It’s not personal, it is just business.”  We will tackle the other belief statements in upcoming posts.

Are You Kidding?

As a manager, you deliver information, feedback, or news to an individual that affects his or her work, livelihood, opportunities, status, income, mood, health, and/or well-being. How is this not personal?

On average, employees spend 75% of their waking hours connected to work—getting ready for work, getting to work, working, returning home from work, and decompressing. Oftentimes, employees spend more time interacting with coworkers than family members. Yet managers believe their actions are not personal and just business? Are you kidding?

Getting at the Root of the Belief

Trust me, what you say and do feels personal to the people you lead! Therein lies the issue. The new “F-word” in business, it seems, is Feelings. Is this because we hold a belief that expressing feelings does not belong in the workplace? If so, where did this belief come from?

I welcome your opinion. Here is mine: Feelings are discouraged in business because managers do not have the skill to effectively deal with them. True, some employees do not self-regulate well and may let their emotions get the best of them from time-to-time. But the fear of unruly emotions is disproportionate to the occurrence and severity of emotional outbreaks.

Research shows that even though people judge their work environment both emotionally and cognitively, emotions are the primary determinant of their sense of well-being[1] As a manager, your actions strongly influence the outcome of an individual’s appraisal process that results in a sense of well-being—or not. If you do not notice, acknowledge, and deal with a person’s emotions, you may unwittingly be undermining that sense of well-being that is the vital link to a person’s intentions and behavior.

Try this for the next month: Instead of holding on to a traditional belief that potentially undermines people’s motivation, listen to your heart and acknowledge the crucial role that feelings play in work and life. Try changing that traditional belief to an Optimal Motivation belief: “If it is business, it must be personal.”

Watch how your leadership changes as your belief changes. Then notice the positive affect your changed belief has on those you lead.

Not All Goals Are Created Equal https://leaderchat.org/2013/07/01/not-all-goals-are-created-equal/ https://leaderchat.org/2013/07/01/not-all-goals-are-created-equal/#comments Mon, 01 Jul 2013 15:23:14 +0000 http://leaderchat.org/?p=4230 bigstock-Goal-44187916I’ve just returned from the 5th International Conference on Self-Determination Theory.  The remarkable and often mind-blowing research on motivation that was shared and debated by 500 scholars from more than 38 countries will be impacting our world over the coming years.  But there are also little tidbits you can put into application immediately.

For example, even if you are familiar with the differences between extrinsic and intrinsic motivation, it hits home when you see examples of how setting intrinsic goals not only gives you a greater probability of achieving them, but also experiencing self-actualization and sustainable vitality.

On the other hand, extrinsic goals, more often than not, lead to depression and unhealthy physical symptoms. Regretfully, the goals most of us set are extrinsic goals–both personally and professionally.

What can you do differently?

Focus on setting intrinsic goals such as…

  • Personal growth (improving listening skills or practicing mindfulness)
  • Affiliation (nurturing a mentoring relationship or enhancing relationships with others)
  • Community (contributing to something bigger than yourself or making a difference)
  • Physical health (losing weight as a means for increasing energy or changing your eating habits as a way of lowering blood pressure)

Avoid extrinsic goals relating to…

  • Social recognition such as increasing Facebook friends or LinkedIn contacts to improve your social or professional status
  • Image and appearance such as losing weight to look good at your reunion or losing weight to be more attractive
  • Material success such as earning more money, buying a powerful car, or moving to a prestigious neighborhood

Prompt intrinsic goals for others

Managers, teachers, and parents need to gain goal setting skills that prompt intrinsic goals based on optimally motivated, higher-level values. Individuals will benefit, but more importantly, it is a way to immediately begin shifting the values practiced in our organizations, educational systems, and communities.

If you find yourself challenging these notions, it is probably because most of us are conditioned to believe that setting goals for things we want (or think we need)–such as obtaining more money and the stuff we can buy with it–are part of “the secret” to success.

Hundreds, if not thousands, of research studies by the family of Self-Determination Theory thought leaders are proving that conventional thinking is simply wrong-headed. The real secret is that extrinsic goals do not provide the energy, vitality, and sense of positive well-being required to achieve most goals. And even if you happen to achieve the extrinsic goal, it doesn’t yield the sustainable joy, happiness, satisfaction, or energy you thought it would.

But perhaps more importantly, there is an undermining effect with extrinsic goals. In other words, extrinsic goals (social recognition, image and appearance, material success) tend to extinguish a potentially intrinsic experience. What we really yearn for is something we cannot buy or achieve through extrinsic goals.

As I sat in dozens of research presentations, I was thrilled with the compelling evidence demonstrating how the quality of the goals you set determines the quality of your experience. As a leader of others, if you remember that the value behind the goal determines the value of the goal, it can open up a distinctly different approach to setting goals that becomes a powerful and sustainable mechanism for positive well-being, engagement, and employee work passion.

Businessman ThinkingConsider these five statements. True or False?

  1. Money cannot buy you happiness.
  2. Money may not buy happiness, but it will buy things that make you happy.
  3. The more money you have, the happier you are.
  4. Seeking wealth, status, or image undermines interpersonal relationships and connectedness to others.
  5. Pursuing money or other materialistic values results in feeling pressured and controlled.

Did you answer True to #1? Most of us have held a programmed value since childhood that money doesn’t buy us happiness. If it did, we reason, we wouldn’t see rich people with substance abuse issues, struggling with their weight, or defending themselves in court against character or behavior accusations.

Ironically, I find that people also answer True to statements #2 and #3. Despite believing that money cannot buy happiness, they believe that money can buy things that make us happy and that the more we have, the better off we are. But that isn’t logical. If money doesn’t buy you happiness, how can having more money buy you happiness?

Research supports the notion that money and happiness are related, but not in the way you might think. If it were true that money buys the things that make us happy and that the more we have the happier we are, then we would expect happiness scales to increase when per capita wealth increases. But that isn’t the case in the United States or any other country in the world. Pursuing and achieving material wealth may increase short-term mood, but it does not increase one’s sustainable happiness.* Both statements #2 and #3 are False.

Not only does money not buy happiness or the things that make you happy, but the more that materialistic values are at the center of your life, the more the quality of your life is diminished. This lower quality of life is reflected in a variety of measures including low energy, anxiety, substance abuse, negative emotion, depression, and likelihood to engage in high-risk behaviors. 

The Problem with More

Interestingly, when individuals are asked what level of wealth they need to be happy, both the poor and the rich respond with relative amounts of “more.” No matter how much you have, you always want more—more money, belongings, toys, status, power, or image. But here’s the thing: No amount of riches will buy security, safety, trust, friendship, loyalty, a longer life, or peace of mind. Moreover, thinking you can buy these things destroys any real chance of experiencing them.

Therein lies the problem. We’ve been programmed to believe that our well-being depends on the quantity of what we have. There is a current TV commercial where a little girl tries to explain why more is always better—which is the message the advertiser is trying to convey because that’s what they are offering you—more. The irony is that the little girl simply cannot explain why more is better. It really is funny. But it disproves the very point the advertiser is hoping to make. More is not always better—it is simply a belief that most of us have yet to challenge. 

Quality Over Quantity

What if we were to turn the table and focus on quality over quantity? Consider your answer to statement #4. Did you answer it True? One of our most basic and crucial human needs is for relatedness with others. This longing for connectedness is obvious in the explosion of social media and online dating services. The lack of relatedness is detrimental to everything including the quality of our physical and mental health. Research indicates that relatedness is thwarted by the pursuit of materialism.* Yet we rarely link materialistic values and goals to the undermining of interpersonal relationships that influence the quality of our life.

Statement #5 is also True. If you follow any of the popular culture regarding the effects of extrinsic motivation, or what we call suboptimal Motivational Outlooks, you understand the negative impact that feeling pressure or control has on creativity, discretionary effort, and sustained high productivity and performance. And yet, organizations are hesitant to generate alternatives to pay-for-performance schemes and incentivizing behavior, despite the proof that those systems based on materialistic values generate the pressure and control that undermine the quality of our work experience—and our results. 

Our Values Shape Us

And here is a great sadness. When you operate from materialistic values, it not only undermines your well-being, it also negatively affects the health and well-being of others. When our focus is on material pursuits, we become less compassionate and empathetic. Our values shape the way we work, play, live, and make decisions. And those decisions impact the world around us.*

Each of us has an amazing opportunity with the understanding gained through recent research and the evolution of human spirit. We can shift our focus from the value of materialism to the more empowering values of acceptance, compassion, emotional intimacy, caring for the welfare of others, and contributing to the world around us. Not only will this shift in focus improve the quality of our own lives, it will also create a ripple effect that ultimately will improve the quality of life for others. For the reality is that the most important things in life cannot be bought. Indeed, they are priceless.

You think: What do I have to lose except some weight? What do I have to gain except health and a mini-iPad?

You may need to think again.

It seems that using these enticing incentives to motivate yourself results in a suboptimal motivational outlook that ultimately leaves you without the energy to follow through on your weight loss plans—especially if you are a man.

We now have significant proof that financial motivation does not sustain changes in personal health behaviors—and, in fact, may undermine them over time. What’s more, financial motivation negatively affects men’s efforts over time more than women’s. Rewards may help you initiate new and healthy behaviors, but they fail miserably in helping you maintain your progress. Shortly after the incentive is gone, you revert back to your old ways.*

So why do over 70 percent of wellness programs in the U.S. use financial incentives to encourage healthy behavior changes? Here are three potential reasons:

  • If you are not pressured into losing weight, but invited to participate in a weight-loss program that offers small financial incentives, there is a likelihood you will lose weight—at least initially. But studies reporting weight loss success were conducted only during the period of the contest. They didn’t track maintenance. But recent studies show that just twelve weeks after the program’s incentives end, most or all of the weight is regained.
  • Financial incentives are easy (if expensive).
  • We haven’t understood until recently the true nature of motivation or how to effectively use the latest science of motivation to help people shift to an optimal motivational outlook that sustains effort and results over time.

It turns out that rewards and incentives are the fast-food of motivation—they give you a kick and then send your energy plummeting. To initiate and maintain a healthy lifestyle, you need the equivalent of motivational health food. Satisfying your basic psychological needs for A-R-C (Autonomy, Relatedness, and Competence) is more likely to help you achieve your goals and feel good enough about the results to maintain them.

Great! But how do you shift from a suboptimal motivational outlook—and the ease and enticement of motivational fast food—to an optimal motivational outlook where you flourish by satisfying your healthy psychological needs? Part of the answer lies in learning the skill of Optimal Motivation. Here are three ways to start:

  1. Notice when you use phrases with the words have to in them:  I have to lose weight. I have to eat healthy. I have to have a salad instead of fries. I have to is a subtle but significant sign that you are feeling a loss of freedom. Your need for choice—your perception of Autonomy—is being undermined. When you have to do what the diet demands, the thing you crave is autonomy. Ironically, the way you exercise your autonomy is by eating the fast food you had restricted yourself from eating. The act of banning the bad stuff makes you want it even more!
  2. Realize that you love yourself and your health more than you love the fast food. This is the power of Relatedness. In this case, you can consider fast food either literally or symbolically (winning the mini-iPad).
  3. Recognize the sense of positive well-being that comes each time you make a choice to do the best thing for your health. This positive feeling comes from your mastery over the situation—experiencing your Competence.

So the next time you are invited to join a program, lose weight, and win a mini-iPad, go ahead and take up the offer—but don’t do it for the iPad. Instead, do it for deeper values and the sake of satisfying your Autonomy, Relatedness, and Competence. The iPad is no longer the carrot, but simply a symbol of your flourishing.

What do you have to lose? Weight. What do you have to gain? Health and a positive sense of well-being. Oh, and that mini-iPad!

Asian Female Scientist With Laboratory Test Tube of Green SolutiCan you determine at least three important take-aways in this story from a plant manager in India who recently learned the skill of conducting Motivational Outlook Conversations?

On his first day back after his training, the plant manager noticed a Technical Service Executive in the lab having a discussion with an external contractor. While she was wearing safety glasses, the contractor was not. The manager has a no tolerance policy as far as safety is concerned and his normal response would be to call the technician to his office and in his words, “read her the riot act.”

According to the manager’s self-assessment: “I am known to blow a fuse (or two) when safety rules are flouted, however, I managed to keep my cool and decided to test my training.”

He asked the technician to his office and could see that she was worried about his reaction. But instead of leading with his dismay and disappointment, he started by explaining that he had just received some training on motivation. He shared key concepts with her. He then asked her if she thought that the rule to wear safety glasses, even when there was no experiment on, was “stupid” as there is no danger to the eyes. Did she feel imposed upon to wear safety glasses as she had no choice?

Since the technician was invited to have a discussion rather than “dressing down,” she was open and candid. She explained that she had a two-year old child and she was extremely concerned about lab safety as she wanted to reach home safe every evening. To the manager’s great surprise, she also shared that in certain areas, she would prefer even more, not less, stringent safety measures. For example, she suggested that safety shoes should be required for lab experiments that are conducted at elevated temperatures.

But when it came to wearing safety glasses when no experiments were being conducted, she just could not understand the rationale and did, indeed, resent the imposed rule. As a result, she didn’t feel compelled to enforce it, especially with an external contractor. The manager said he understood her feelings and went on to provide the rationale that the intention was that wearing glasses would become a force of habit, just like wearing a safety belt in the car.

The manager said he saw the light dawn in her eyes.

When it comes to your leadership and the motivation of those you lead, consider:

1. Self-regulation is a requirement if you want to lead differently—and better. Challenging your natural tendencies and patterns of behavior provides you with more options on how to lead. The new choices you make can be rewarding and productive for you, but especially for those you lead. As the plant manager reported: “I am sure if I had just followed my normal instincts and given her a piece of my mind, I would have been met with a hangdog look, profuse apologies, and a promise not to ever do this again. And it probably would have happened again. She would have gone away from my office with feelings of resentment and being imposed upon and I would also have had a disturbed day due to all the negative energy.”

2. Admit when you are trying something new. Be honest about expanding your leadership skills. People will appreciate your sincere and authentic efforts. Says the plant manager: “Suffice it to say that in my view, my little experiment was a success. I have since shared what I learned with many of my team members and plan to have more Motivational Outlook Conversations with them in the coming weeks.”

3. Remember that as a manager you cannot motivate anyone. What you can do is create an environment where an individual is more likely to be optimally motivated. Ask (and genuinely care about) how a person is feeling, help them recognize their own sense of well-being regarding a particular issue, and provide them with rationale without trying to “sell” it.

By the time the 15-minute broadcast was completed I knew I would never eat meat again. And indeed, to this day, I have not eaten any meat or fish–or foods flavored with them.

I often hear, “You are so disciplined.” My response is: “Not at all. Despite loving meat and fish, I have never waivered.” Don’t get me wrong–in the beginning I risked my health because I hadn’t learned how to compensate for a meatless diet. And there were times when the lack of vegetarian options frustrated me (and still do). But being a vegetarian has never come into question. Still, with so many people asking me how I made the dramatic transition, even I wondered, “Why has this been so easy?”

All these years later I think I have an answer, if not the answer. I truly believe this answer will help you and me to embrace any significant change or adapt an important new behavior.

The answer begins by not focusing on discipline! The nature of discipline is to make yourself do something you don’t want to do. The implication of discipline is that you feel imposed, forced, or obligated to do something and must dig deep to train or control yourself into action. The need for discipline puts you at a suboptimal starting point. I think there is a better way: The skill of Optimal Motivation.

Activating Optimal Motivation shifts your focus from what you don’t want to do, to what you want to do. Three elements of Optimal Motivation include:

  • Recalling your developed values and sense of (work or life) purpose
  • Recognizing how the change or new behavior satisfies your basic psychological needs for autonomy, relatedness, and competence
  • Reflecting on your sense of positive well-being that comes from changing or adapting a new behavior.

I didn’t realize it 30 years ago, but I had naively used the skill of Optimal Motivation by tapping into my values and purpose for being a catalyst for good, satisfying my psychological needs by making a choice that deepened my relationship with all living things, and instead of focusing on what I was giving up, experiencing how good it felt to do what I was doing. The only thing that could have derailed my successful change effort was my lack of competence. But learning about nutrition became a priority so I could continue with those positive feelings. No discipline required.

So my question to you is this: If you have Optimal Motivation, do you need discipline? Or is discipline a signal that you are embarking from the wrong starting point? Maybe discipline is simply what others say you have when you act based on your values, purpose, and basic psychological needs of autonomy, relatedness, and competence.

2013 GoalsWhich of the following statement(s) best describe(s) you when it comes to New Year’s resolutions at work?

  1. Don’t set them—it is a waste of time
  2. Set them—and it is a waste of time because I don’t take them seriously
  3. Set them, take them seriously, but am regularly disappointed in myself
  4. Set them, take them seriously, and have figured out how to make them work
  5. Set them for personal matters, but not professional or workplace situations
  6. Refuse to live my life this way, and/or …
  7. Sick of hearing about them—enough already!
  8. Other (There may be other categories. Let me know what you come up with so I can add it to the list.)

No matter how you feel about resolutions, one thing as inevitable as the arrival of the New Year is the advice forthcoming about how to write resolutions. For example: Write resolutions more like SMART goals that are specific and measurable, motivating, attainable, relevant, and time-bound, making them more achievable.

Resolution-setter, or not, I encourage you to consider a different focus this year. Let’s say you have notions for workplace resolutions such as …

  • Be more timely when it comes to _____ (fill-in-the-blank with expense reports, budgets, performance reviews, etc.)
  • Provide better customer service
  • Make a greater contribution
  • Achieve greater work-life balance
  • Speak up in meetings
  • Be more upbeat in the office

All of these so-called resolutions might benefit by being written as a SMARTer goal statement. But before you even attempt that, try shifting your focus to the question of “Why?” Ask yourself this key question: “Why did I create this resolution?”

Can you answer with one or more of these answers?

1)      This resolution aligns with important values I have established.

2)      This resolution helps me fulfill my work-life purpose.

3)      The mere pursuit of this resolution brings me joy.

Any one of these three answers is going to result in a more resolute resolution. So before you start following the good advice about rewriting your resolutions as goals (or the less-good advice to incentivize yourself with rewards or perks) consider first asking “Why did I create this resolution?” and tie it to your values, purpose, and sense of joy.

At the end of the day (or week or year), you are more likely to experience an optimal Motivational Outlook and positive results when you channel energy to those things that have a meaningful why behind them.

Here’s to an optimally motivated New Year!

This is shocking.” The manager was responding to a slide on the screen that declared: As a manager you cannot motivate anyone.

“Shocking,” he exclaimed again before I could put up the second part of the slide. I asked the obvious question, “Why is this so shocking?” His reply: “My whole career I have been told my job was to motivate my people, now you tell me I can’t. No wonder I’ve been so frustrated.”

I revealed the second part of the slide: What managers can do is create an environment where people are more likely to experience optimal motivation at work.

Now this may not seem so shocking if you accept that motivation is truly an inside-out job–only an individual can determine how they are motivated. And it may be obvious that a manager’s role is to create a workplace where people can experience positive motivation. But the manager’s initial shock led to an exploration of the latest science of motivation that you might also find useful.

Over the years it has become evident that most managers do not understand how to create that motivating environment. Throwing their arms up in despair, they assumed motivating people depended on things mostly outside their managerial control such as good wages, promotions, and job security. Managers defaulted to HR to come up with better compensation schemes, more creative reward and recognition systems, and elite high potential programs.

But now we know better. If you hope to motivate–or create that motivational environment–for your staff through raises, bonuses, annual awards, or promotions, you are pinning your hopes on false promises. I can hear HR managers breathing a collective sigh of relief at the same time as they are thinking: But what do managers do differently?

Here are three things to stop doing that undermine optimal motivation and how to use the new science of motivation to make a positive difference:

  1. Stop depending on your authority and hierarchical power and find ways to give your people a greater sense of autonomy. Start giving people a sense of choice by helping them generate alternative actions and solutions, discussing implications for various approaches to problems, and providing freedom within boundaries whenever possible.
  2. Stop thinking business isn’t personal. Turn the old axiom around: If it is business, it must be personal. Learn how to have effective challenging conversations, take note of personal issues that may be influencing a person’s performance on any given day, and be willing to share personal stories that are relevant to work and goals.
  3. Stop focusing on what was achieved today and ask instead: What did people learn today? One of the greatest joys of being a manager is also being a great teacher. If your people go home each day having learned one new thing, they will not be the only ones feeling rewarded that day–you will also find a greater sense of accomplishment and purpose in your work.

The good news is that through the latest science of motivation, we have a good, solid, research-based understanding of what motivates people in the workplace. The other good news is that managers can use that understanding to help their people enjoy a higher quality motivational work experience. And that’s the maybe not-so-shocking truth about motivation.

Mindfulness at Work—3 ways to get started https://leaderchat.org/2012/11/05/mindfulness-at-work-3-ways-to-get-started/ https://leaderchat.org/2012/11/05/mindfulness-at-work-3-ways-to-get-started/#comments Mon, 05 Nov 2012 14:09:57 +0000 http://leaderchat.org/?p=3585 Being aware of what is happening to you in the present moment without judgment or immediate reaction.  It sounds so simple.  The noticing and awareness part is one thing—but without judgment or immediate reaction?  This requires practice:  To notice when someone is pushing your button and take it in as information, but to not get caught up in the emotion of it.  To be an observer of yourself in the world and not judge if what you observe is good or bad.

We are so caught up in the “busyness” of life, that practicing Mindfulness appears antithetical to producing the results and productivity required in our roles.  Of course, nothing could be further from the truth.

When you notice and are aware of what is happening without judgment, you release yourself from patterns of behavior based on past experience, your dispositional tendencies, and your prejudices that limit your response.  When you do this, you have a myriad of choices for how to respond or react.  When mindful, you are able to choose a higher quality experience from your now unlimited choices.  The benefits to your own health, success, and productivity are rewards enough.

Practicing Mindfulness

Ready to practice some Mindfulness in your own life?  Here are three ways to get started:

  1. Consider an important goal, task, or situation you currently have on your priority list.
  2. Notice the physical sensation in your body that occurs just by thinking about it.  Does your stomach turn, your jaw clench, your chest tighten, your forehead frown?  Do you break into a smile, have butterflies in your stomach, or feel your pulse race?  Your body notices how you feel before you do!
  3. Now notice the emotion attached to the physical feeling.  Is it positive or negative?  That’s judgment.  An emotion is your opinion of the physical sensation you are experiencing.  What if you were to let go of it and simply notice?  This would present you with a myriad of more choices than the one that so automatically came to your awareness.

Ripple effect with others

Donna, a participant in a recent Optimal Motivation workshop, told me that a major action step she committed to at the end of the session was to practice Mindfulness at work.  Being a woman in a leadership role in a manufacturing environment, Donna described herself as extroverted, strong, vocal, and quick to react.  She began taking a breath before calls and meetings; rather than immediately reacting to people and situations, she observed what was happening as “data.”

Donna reported that after a month of this practice her 17-year-old daughter said to her, “Mom, you seem really different; calmer.”  Donna was amazed that her practice had filtered throughout her life and that even her teenage daughter had noticed.
