Dear Madeleine,

I am a marketing director for a medical devices company. I manage all our social media and speaking engagements, which involves a lot of details and spreadsheets with tasks and tracking results. Part of my job is to conduct interviews with experts and write them up for our website, and to write articles that make the latest research accessible and engaging to our audience of doctors and nurse practioners, as well as the patients who (hopefully) need what we make.

My problem is that I block out time to write, and it always seems to get overridden by crises of the day, emergency team meetings, the limited time of the doctors I need to interview—you name it. Something always seems to get in the way. Am I just making excuses? I have tried blocking time on weekends, which works, but then I feel resentful that I am sacrificing my very limited personal time. I am behind on my writing commitments and can never seem to get caught up. I haven’t been dinged on my performance (yet), but that is only because my manager has also done a lot of writing and is sympathetic.

How does anyone manage a huge job and focus on writing projects? I worry that I have become a professional procrastinator. Any ideas here?

In Procrastinating Hell

Dear In Procrastinating Hell,

Oh, do I ever have some ideas—because I have lived in that hell for a very long time, and so has every writer I know. Anyone whose job involves writing has to make their peace with how they make time for it. Even successful novelists have to spend part of their workdays managing administration, requests for manuscript reviews and quotes, editing finished work, etc.

I wish I had a magic wand for you, but there isn’t one. The only way, which you clearly know, is to block time. The thing you haven’t figured out is how to protect that time as if your life depends on it. I am going to share an idea that you are not going to like. I didn’t like it when I first stumbled over it (in a blog about how hard it is to get writing done as part of a full-time job that involves a million other tasks), and I still don’t.

But I can guarantee that it works.

I call it the early bird method. I deploy it when I have a critical writing deadline that I am not making progress with. Here it is:

Set the alarm for 5 AM. Do not hit snooze. Get your coffee or matcha, be at your desk at 5:15, and write from 5:15 to 6:15 AM. <Groan>

You resent giving up your personal time, which is fair, so if you want to try this, you might be able to make the case with your sympathetic manager to end your workday an hour earlier. The beauty of the early bird method is how unlikely it is that anyone will try to schedule over that time frame.

You might hate that idea so much it is an automatic no for you. You might be such a night owl that it is simply not in the cards. In that case, consider writing from 8 PM to 9 PM four nights a week. Hate that just as much? Your allergic reaction (if you are having one) to both options may provide the grit you need to aggressively guard your writing time on your regular workday calendar. If the word aggressive seems too strong, well, that might be part of the issue. It takes nerves of steel to protect your own time to focus on what is important. It is a sign of taking ownership.

Might I submit that one of the reasons you are susceptible to being pushed off course by the myriad crises du jour is that you are terrified of what I think of as the “tyranny of the blinking cursor.” This makes you normal. Writing is scary. Writing is hard. And writing, like anything else worth mastering, seems to just get harder because the better you get at it, the more you realize how much better you could be. Writing requires 100% of your focus. There is zero possibility of multi-tasking, and every interruption takes a minimum of five precious minutes of recovery.

Let’s talk about procrastination. There is compelling research from Dr. Sirois, a professor of psychology at the University of Sheffield, that proposes when we procrastinate it isn’t because we are lazy, it is because we seek to avoid negative moods around a task. So, think about it. You feel pressured (because who doesn’t?), worried about job security, nervous about your writing ability and God only knows what else. So what is needed to overcome the tendency to put off what is hard is self-compassion. Take a little walk and admit to yourself all the unpleasant emotions you have connected to writing and talk yourself off the ledge by acknowledging them, reminding yourself that all those emotions are normal, totally okay, and nobody dies trying to get writing assignments done. The upshot is that you must get better at being kind to yourself. Becoming a dependable writer is a bit of a spiritual development program, too! Unexpected bonus! The unpleasant feelings are real. One writer I work with recently admitted that the blank page gets her into such a state she sometimes takes a Xanax when she must start something brand new. I submit that idea might not be sustainable but, in a pinch, hey, I’m not judging. The point is that you must find a way to calm yourself down; intense exercise, meditation, mindfulness, prayer, singing along with Broadway shows at the top of your lungs, putting on Uptown Funk and dancing like a lunatic. Whatever it takes.

Finally, there are some little things you can do to help yourself before you sit down to write:

1. Capture ideas as you go about in meeting mode, all the stuff you do that might accommodate multi-tasking. Keep your notes app open or keep a legal pad at your side and create mind maps for each writing project as you lead up to butt-in-seat writing time. Entire outlines can come to you in the car or in the shower—don’t let those go to waste!

2. Interview yourself out loud while recording yourself on your phone. Pretend you are the interviewer who asks questions like:

  • What is the big idea for the piece?
  • What makes it important?
  • Who needs to know this big idea?
  • How would you explain it to a six-year-old?
  • What is most surprising about this idea?
  • What evidence can you share that supports this big idea?
  • Is there a story you can share that will help others relate to it or apply it?

3. Some writers I have worked with have had some success creating small rituals to get them into writing mode; e.g., cleaning off the desk, getting tea, lighting a candle, counting your breaths. Whatever works to get you settled down and into the zone.

4. Find a dedicated writing spot. I worked with one manager who had an open-door policy and could not bring himself to turn down anyone who needed his help, so he ended up escaping to the back stairwell of his office building when he needed to write. The sheer physical discomfort helped him get the job done in record time! Some people find it much easier to focus when the silence isn’t deafening, when they must use part of their brain to tune out ambient noise. You can find them all at your local Starbucks.

5. Go for a walk. All the research shows that getting outside and walking literally doubles our creativity. It is rare to see such a startlingly clear effect in scientific research. So if all else fails, go out for a walk, take your phone (on DND), and record your genius.

Ultimately, however, there is no getting around the unpleasant fact that you must schedule and defend writing time. If you are succumbing to pressure to relinquish it, it might be due to your own unwillingness to face unpleasant emotions. Tell yourself the truth and forgive yourself. Get up early, work late at night, resort to weekends—if you can’t get it done during the regular workday, it is up to you.

Every single person who writes knows how hard it is. Experiment with some of these ideas, and, most importantly, don’t give up.

Dear Madeleine,

I work for a large publishing company. I started here because my dream is to someday be a published author, so I thought I would at least be in the industry.

I have been here for four years. I started in marketing and am now an editorial assistant, which sounds a lot loftier than it is. I get a lot of coffee, manage schedules, and, very occasionally, read submissions.

Anytime I am asked to do anything remotely editorial, I end up doing it on my own time, because my boss—who is very erratic and disorganized—is constantly throwing tasks my way. I also get tasks from other editors who apparently don’t trust their own EA to do them correctly. My free time is when I work on my novel.

My boss recently asked me if I would be interested in managing all the editorial assistants. It sounds like I would still have my job as her editorial assistant, but would also oversee the nitty-gritty for all the others (there are six of us). Basically, none of the senior editors want to do the paperwork involved with annual reviews, vacation requests, or dealing with poor performance.

My boss is positioning this as a promotion. There would be a bump in pay, which would be welcome since the pay is barely adequate as it is (some EA’s work remote, but I am in NYC and the cost of living is absurd). However, the job would entail a lot of responsibility, which would make it almost impossible for me to do the work I want to be doing. Plus, all these people are my friends, and I would be taking the side of their boss in holding them accountable and giving them feedback.

I already know who the slackers are—the ones who duck work and slide by doing the bare minimum. What I really want is a promotion to full-time editor. I have never wanted to manage people; I can barely manage myself. I want more money, but this feels like I’m making a deal with the devil. Also, if I don’t take it, one of my peers will and then I would potentially report to someone I know way too well and don’t respect.

I am in such a muddle. I don’t want to sell out my dream. Can you help me with this?

Deal with the Devil?

Yes. I can.

I can tell you that you already know the answer. There is no muddle here. You see the whole landscape very clearly. The editors are trying to delegate work that is at best tedious, at worst emotionally draining.

Trying to manage your peers will be the exact nightmare you anticipate. You will be able to manage the poor shmo who eventually bites this fishhook. Just don’t let your lack of respect show.

If you need time to write, you must fight to protect it. You can live without expensive treats like Starbucks, but you can’t give up on your dream. Not yet, anyway.

There are not that many truths to live by. For example, when something seems too good to be true, it is. When people tell you who they are, listen. The one to apply in your case is when you suspect you are making a deal with the devil, you are.

Dear Madeleine,

I am an executive leader for a giant global organization. Last week, massive layoffs were announced. I have a team of twelve direct reports with hundreds of people reporting up to them. I don’t know every person, but I know a lot of them.

Layoffs are going to be devastating for these people. There is a hush now when I come into the office. The sidelong glances, checking to see if I know something, are awful. I’m not even sure if I will have a job at the end of all of this.

What can I do to keep myself on an even keel? And how can I help people soldier on until the ax drops?

I have heard about this kind of thing, but have never experienced it myself.

Waiting for the Ax

Dear Waiting for the Ax,

I am sorry. This is one of the great pain points that goes with working in large organizations. The neuroscience research shows that our brains hate uncertainty and function less well in the face of it.

An organization that chooses to announce massive layoffs with absolutely no other information and plans to help leaders manage the process verges on irresponsibility. Sometimes there is a CHRO who works very hard to manage the emotional fallout of massive layoffs. More often, though, managers are on their own. It sounds like you are one of them—unless, of course, you can get some insights and/or direction from your boss, who is alarmingly absent from your scenario. That would be your first stop for help unless you already know there is no help to be found there. I hate how common this is.

You must take care of yourself so that you can take care of others. If there is anything you can do to make that happen, now is the time. Get exercise, eat properly, get some sleep, meditate. If it will make you feel better, update your LinkedIn and get started on an updated resume. Maybe get in touch with former colleagues and other members of your professional network in case you will be job hunting soon. Get support from family and friends.

In the absence of information, all you can do is try to make things as comfortable as possible. Pull your team together and surface all of their concerns, so at least people are talking and not just exchanging sidelong looks. You don’t want the conversation to devolve into a complaint session, but it will help people to have a safe place to vent. You can set up the discussion by requesting that no one share rumors, but simply share what they are feeling.

You can always re-direct with questions such as:

  • What can you do to stay focused in the face of this uncertainty?
  • What can I or another team member do to help you right now?
  • How can we stay focused on what is working right now?
  • Who is doing something that is helping them feel resilient that they can share with the group?

Let your people know what you know and what you don’t know and assure them that you will share any intel you get as soon as you get it. Encourage them to take care of themselves as much as they can. Give clear direction on what they need to stay focused on in order to keep moving toward team goals. Don’t let anyone get caught up in panicked overperforming because they think it might save their jobs. That will just add fuel to the fire.

Breathe. Tell your people to breathe.

Remember, you are intelligent and capable and you will be okay. Remind your people they are intelligent and capable and they will be okay.

Stay calm because it will help your people stay calm. Come what may.

Dear Madeleine,

I live and work in a third-world country. I got scholarships and completed a master’s degree in business and computer science and have an excellent, high-paying job. I have built a strong team of people who work for me. My problem isn’t them, it is the culture we work in.

Many of my employees are very late or miss work completely because the public transportation system is terrible. When it rains, buses get stuck in mud and many of my people don’t even try to get in. One very dependable woman always got to work because she rode a bicycle, but someone stole it so now she walks the six miles to work. The people who have cars often must lend them to family members or must save up to have them fixed. I have tried to set things up so that my employees can work remotely, but the internet is often spotty or nonexistent.

I keep setting goals that I think I should be able to meet, but I can’t seem to make any headway with employees who often can’t get to work. My boss understands the situation, of course—everyone has the same problem. But nobody seems to care much about doing anything to fix it. I was wondering what you would say.

One Step Forward, Two Steps Back

Dear One Step Forward, Two Steps Back,

I very much appreciate that you asked, and I wish I had a magic wand for you. I can hear your frustration; it sounds like you are swimming upstream. My question is: do you care about doing something to fix it?

As with any deep frustration, you have three choices:

  1. You can decide to do something and act.

For example, you could gather your team (on a good day with no rain) to brainstorm possible solutions. You might lobby to have your company provide transportation for its employees or pay for upgraded, more reliable internet service so your people can work remotely when needed. If your boss doesn’t care about your inability to achieve your goals, this might be tricky. It sounds like he might be resigned to the status quo. If you try some creative problem solving with your team and your boss, perhaps convince your company to make some investments, you might be able to affect some improvements.

2. You can choose to do nothing and accept things as they are.

This is a legitimate choice. Ultimately, you must discern what is within your control and what is not. Then choose how to respond to the inconveniences and vexations that arise.

3. You can leave the situation.

You can look for another job that would not require you to depend on people who can’t get to work. It sounds like the issue is widespread and you like your job, so this may not be a solution for you.

I encourage you to do anything you can to improve the chances of your people being able to do their jobs. Then keep your plans flexible and let the rest go.

Our mental health has deteriorated during the pandemic, demanding the attention of leaders and businesses.

Under normal circumstances, one in ten adults in the U.S. have symptoms of depression or anxiety. That number has jumped to four in ten during the pandemic—and that might be conservative. Our data show much higher numbers. In our research surveying over 1,900 people across the globe, more than 60% of respondents reported symptoms of anxiety during the pandemic.

The trouble is, emotions can be contagious. If someone is sad or anxious, we’re likely to catch the feeling and pass it on to others. That’s because our autonomic nervous system—which controls whether we are alert, anxious, or calm—interacts with the same systems in others around us. If you’re close with someone, you may experience a sort of empathic matching, where you automatically pick up on and mimic their emotional state. How sensitive you are to this is often determined by your childhood experiences and the mother-child bond. Consider the above statistics in the context of emotional contagion, and it is easy to conclude that we all have experienced a traumatic event and are experiencing collective grief.

Considering what is happening in the world right now, there’s a good chance that someone on your team is struggling. Here’s how you can help them.

Spot the Warning Signs

If you’ve ever had a mental health challenge or experienced burnout, you’re likely more attuned to the warning signs. People seem more anxious, frustrated, and angry. They may look sad. Or be quiet at work. Or be unable to focus. Or send emails far outside normal business hours.

I remember when one of my managers, someone I cared for very much, sent me an email at 2:00 a.m. I reached out to him to find out if everything was okay. I’ll stop my story here, but the point is that a caring relationship between leaders and their people is mutual. No one wants to feel isolated, regardless of their seniority or place in the food chain. And it can be very isolating to be a leader with a lot of responsibility during a difficult time.

According to Jennifer Moss, author of The Burnout Epidemic, warning signs that someone is experiencing chronic stress and mental illness typically fall into four categories:

  1. Changes in work habits such as lack of motivation, errors, difficulty concentrating, or lower productivity
  2. Behavior changes including mood volatility, worry, irritability, or restlessness
  3. Increased absences from work from someone who is normally punctual
  4. Recurring complaints of physical symptoms such as fatigue, headache, abdominal distress, or weight change

Look for the Root Cause

If your employees are experiencing burnout, chances are it’s not their fault. In fact, it may be time to take a hard look at your organization’s culture, practices, and expectations to see if they unintentionally might be adding fuel the fire. The results of this inquiry may humble you.

According to the Maslach Burnout Inventory (MBI), there are six primary causes of burnout:

  1. Workload
  2. Perceived lack of control
  3. Lack of reward or recognition
  4. Poor relationships
  5. Lack of fairness
  6. Values mismatch

How does your company fare in each of these categories? Which of these deficiencies could be affecting your team members? Once you have identified them, determine areas for growth or change. Then take responsibility as a leader and see what you can do to move the needle toward a healthier work environment.

Be a Role Model

One of the first things you can do as a leader is to model behaviors you want your people to adopt. We naturally imitate those in power. You can take advantage of your widespread influence by taking care of yourself and sharing this with your people. By doing this, you give them permission to care for themselves. And that is a wonderful gift.

Be Empathetic

The pandemic has taken a toll on everyone. We have lost loved ones, jobs, income, a sense of community, freedoms, hobbies that gave us joy, and on and on. The list is long and significant. Everyone is hurting to some degree.

Being empathetic at a time like this is powerful. Show genuine concern and forget about achieving an outcome. If someone chooses to share, remember they are bearing their soul and speaking from a place of vulnerability. It’s always essential to treat people with respect, but especially at these moments.

What can you do as a leader? Create safe spaces for your people. Let them know that you’ll keep their confidence and they will always have your respect. We conduct well-being conversations in our Building Resilience program. When people return from their breakout groups, they always say how good it felt to share. They also say it was uplifting to listen and be of service. You can be of great help just by listening.

Create a Safe Environment

People need to feel safe before they will share. That means creating a judgment-free environment. You can do this by first sharing how you are feeling in a team meeting. Your courageous leadership will create a path that others know they can then follow.

You may also want to consider these tips for verbal and non-verbal communication from the Canadian Centre for Occupational Health when initiating conversations around mental health and well-being:  

VERBAL TIPS

  • Speak calmly, quietly, and confidently.
  • Be aware of how you are delivering your words.
  • Focus your attention on the other person to let them know you are interested in what they have to say.
  • Use common words. Do not use official language, jargon, or complex terminology.
  • Listen carefully. Do not interrupt with unsolicited advice or criticism.

NONVERBAL TIPS

  • Use calm body language. Have a relaxed posture with unclenched hands and an attentive expression.
  • Position yourself at a right angle to the person, rather than directly in front of them.
  • Give the person enough physical space. This distance varies by culture, but normally two to four feet is considered an adequate distance.
  • Get on the person’s physical level. If they are seated, try sitting, kneeling, or bending rather than standing over them.
  • Pay attention to the person. Do not do anything else at the same time, such as answer phone calls or read e-mails.

Some people may be reluctant to share. My inspiring colleague John Hester has created a list of questions to help get the conversation started. Use these when checking in with someone who looks like they may be struggling.

  • How are things going for you?
  • How is your family?
  • How are you feeling?
  • What are you excited about?
  • What concerns you?
  • How is your connection to the team?
  • What do you need more of or less of?
  • How can I help?

Whether it’s children, spouses, or parents, everyone has family members they care about and love. Having loved ones is a common denominator that allows you to connect with your people. For example, if you were to ask me how I’m doing, I’d tell you that I’m struggling because my grandfather passed away. I have to process my grief while also supporting my mother, who is mourning the loss of her father.

One trust-building strategy is to start conversations with questions about the person’s family. Then, as they become more comfortable talking, ask them questions about how they are doing. By asking open-ended questions, the person may reveal something important. This also includes positive answers such as something they find inspiring.

Use the Right Style of Leadership

Effective leaders are situational—they provide the right amount of direction or support when a person needs it. Consider the alternatives: micromanaging (which destroys engagement) or hands-off management (which destroys morale).

SLII® is an easy-to-understand, practical framework that enables your managers to diagnose the development level of an employee for a task: D1—Enthusiastic Beginner; D2—Disillusioned Learner; D3—Capable, but Cautious, Contributor; and D4—Self-Reliant Achiever. Managers then use the appropriate directive and supportive behaviors to help them succeed: S1—Directing; S2—Coaching; S3—Supporting; and S4—Delegating.

My students in the Master’s in Executive Leadership program at the University of San Diego come to me elated when they’re able to get on the same page with their people and build a meaningful connection by applying the matching leadership style. Not only does their job as a leader become easier, but their people feel heard and supported, which leads to better engagement, productivity, and progress for the organization.

A good default position is to ask “How can I help?” Such a sincere question will always win the goodwill of the listener.

Leadership in the New Normal

The pandemic has changed us all in some way. We are different as individuals and as a society. We cannot and will not return to old models.

Prevention is better than cure for any well-being challenge—and especially burnout. It is much easier to recognize the warning signs of burnout and take care of ourselves than to recover from it. The key is to build trust with your people and help them thrive again. And that day will come.

A few weeks ago, my colleague Doug Glener wrote a blog regarding the results from our company’s recent survey that involved more than 800 L&D executives, managers, and specialists. We asked them about the biggest challenges they face in designing training for hybrid workers in 2022. We were able to break down their answers into three main themes:

  • People are overloaded, tired, and “too busy to learn.”
  • It’s getting more difficult to maintain interpersonal connections.
  • Virtual/digital designs need to be more effective and engaging.

We know learning and development professionals everywhere have been working hard to address each of these challenges. Thousands of other folks continue the struggle of trying to help their organization recover in different ways from the damage caused by the pandemic. It can be tough to keep a positive attitude.

I was fortunate to work with the late, great Dr. Norman Vincent Peale, author of the mega-bestselling book The Power of Positive Thinking, when he was my coauthor on The Power of Ethical Management. In the book, we introduced five core principles of power that can be easily applied by anyone struggling to cope with today’s world.

Review Your Purpose

The best way to keep yourself on track when facing a problem or challenge is to review your purpose. A person’s life purpose is not the same as a goal—goals have a beginning and an end. Your purpose is ongoing. It keeps you motivated because it’s the life ideal you strive for—your “why.” As an example, my personal life purpose is: “To be a loving teacher and example of simple truths who helps and motivates myself and others to awaken to the presence of God in our lives, so we realize we are here to serve rather than to be served.”

An organization’s purpose is its vision, which is communicated from executive leadership. As I often say, leadership is about going somewhere. Organizations that have a clear and compelling vision know where they are going and how to get there. And people who know their life’s purpose have a reason for staying the course when things get tough.

Take Pride in Your Accomplishments

My definition of pride isn’t about having a big ego. It’s about believing in yourself and your abilities. It’s the sense of satisfaction you get from a job well done. It’s also the healthy self-esteem you feel when you aim high but are still aware that things may not always go the way you expect. When you believe in yourself, you have the strength to get up and get going again after you fall. And you can help your colleagues develop better feelings about themselves by catching them doing things right and praising their progress.

Cultivate Patience

Since the onset of the pandemic, I’m pretty sure we all know what patience feels like! It’s important to develop the capacity to accept, or at least tolerate, negative and unforeseen aspects of life and work. It’s about trusting that your values and beliefs will prevail in the long term—and that when you give your best effort and do the right thing, even if things are difficult right now, your struggles will pay off in the long run.

Be Persistent

Patience and persistence go hand in hand. Patience can help you get through difficult times, but persistence is essential if you want to keep moving forward toward goal accomplishment. Persistence also keeps you focused on your purpose no matter what is happening around you. It’s about having faith in yourself, honoring commitments, staying the course, keeping your eye on the finish line, and knowing things will get better.

Gaining Some Perspective

Perspective is the most significant of the five principles. It’s the ability to see what is truly important in any given situation. When you lack perspective, you can start feeling and believing that your problems are far more serious than they really are. On the other hand, people who have a good perspective on life can maintain a healthy balance about what is important and what is not.

Gaining perspective can be as simple as taking time every day to assess and reflect on what’s going on in your life and work. You can do it when you first get up, just before going to sleep, or any other time that works for you. Some people pray, others meditate, some write in a journal, some read inspirational quotes. Others practice yoga, listen to classical music, or go for a walk. You can even do a combination of several of these things. There’s no one best way—whatever works for you to quiet your mind and bring you into a reflective state.

I would never attempt to downplay the challenges everyone is facing these days. All I can offer is hope and a few strategies to help you maintain a positive outlook as we all move forward together through this strange time in our lives. So give yourself the gift of reviewing your purpose, taking pride in your accomplishments, cultivating patience, being persistent, and gaining some perspective. It can’t hurt—and I hope it helps!

Not Being Heard or Included in Planning? Dear Madeleine,

I work in a research organization. My colleagues are very well educated, as is most of the executive leadership team.

I’m not a scientist, a PhD, or a doctor. I’m a middle manager who knows how things get done and what needs to be fixed in order to improve a process. I have over thirty years of work experience and have received praise from research groups that appreciate what my team and I do to help them achieve success. However, all of this means very little when it comes to being taken seriously when I provide input on organizational changes that impact every group. 

Since I don’t work in a research department or have a higher position title, my group’s voices are rarely heard or included in strategic planning. As a result, plans are often created that don’t benefit the entire organization or that create significant resource strain (staffing and budgetary) on support groups. My team’s inability to influence means the organization never achieves its full potential, and that’s what frustrates me the most.

I’ve tried managing up, mentoring with leadership to influence change, and empowering others to take credit for our suggestions. I’ve been told repeatedly that the process works just fine. It doesn’t. Now I’m wondering whether it’s time for me to move on, or perhaps there’s another path I can try that will allow my team to excel and keep in step with the growth of the other departments.

I’ve put a great deal of effort into developing and improving my team. I know what these people are capable of and I know something has to change if I am to sustain this amazingly talented staff. The bottom line is that I really care about my team members and about providing them what they need to be successful and to thrive.

Stuck

Dear Stuck,

This sounds awfully frustrating. You are seriously considering leaving an organization after a long and successful run, though, which makes my mind go in one direction.

You can choose to move on—but based on my experience, I think almost every problem you have right now will follow you to your next gig. I’m not saying you don’t have a real predicament here, and that it was partially created by others. However, you’ve also played a part in creating the predicament, even if it doesn’t feel that way. And the thoughts, feelings, attitudes, and beliefs that drive your behavior aren’t going anywhere until you can figure out what they are and how they affect your behavior. I suggest you start there and make some changes in your MO. If you still can’t make headway, you can leave, secure in the knowledge that you truly did everything you could have done.

The first thing I would challenge you on is the bit of chip on your shoulder. You blame your lack of influence power on not being at the same level as the folks you serve—but it’s possible that this is a story you’ve bought into. After all this time, you now feel like a second-class citizen. You will want to address that for yourself before you can shift the perception of others.

You have been told repeatedly that the process works fine, but you know it doesn’t. When you are dealing with a bunch of smart, analytical people, you have to speak to them in their own language and use their tools. If you need them to see exactly how the process doesn’t work, use their methods and language. If the current process wastes money, get the CFO and COO on your side by creating a spreadsheet that demonstrates the high cost of the current way of doing things.

You could also use the scientific method to show how the current process is a poor use of resources that’s leaving out big parts of the organization. The method would be:

  • Ask a question. For example: Does our current way of making decisions about organizational change achieve the best possible outcome for all stakeholders?
  • Perform research. If this sounds daunting, you might consider hiring an intern to do it. I know when I was working on my master’s degree, the biggest obstacle for most folks in my cohort was finding a compelling real-world project. This would be an ideal project for an IO Psych or Organizational Development grad student. I guarantee this is someone’s idea of a good time!
  • Establish a hypothesis.
  • Test the hypothesis by conducting an experiment.
  • Make observations.
  • Analyze the results and draw and conclusion.
  • Present the findings.

Because you work in a research organization, it stands to reason that you could use the company’s methodologies to make a case for your point of view. You know—if you can’t beat ‘em, join ‘em.

Another thought is to leverage the team you have invested so much in and have such high regard for. You could lock yourselves in a room and work through a Design Thinking process, which goes roughly through the following steps:

  • Empathize: Understand the impact of the current problem and the realities that created it.
  • Define potential outcomes.
  • Ideate: Brainstorm and hunt down ideas.
  • Prototype: Create an action plan to execute on the best idea.
  • Test: Share the story and gain buy-in to try new things.

I think if enough high-level, smarty-pants types see your commitment to solving the problem as you see it, you could gain some support.

You have tried a lot of different tacks. If you really want to shift things, you will have to go way outside your comfort zone and try some things that feel risky. Go big and go bold. What do you think? What do you have to lose, really? Who wants to start all over somewhere new if you can get super creative and prove you are just as smart as anyone else at your company?

I’ve probably made you uncomfortable. If I have, that certainly wasn’t my intention. But I believe the definition of insanity is doing the same thing and expecting a different result. So, blow it up and do something truly different. Then write a big article about it that gets published by HBR.

It’s hard to believe it’s been more than a year since the world was blindsided by a global pandemic. Millions of people are mourning losses due to COVID-19: family members, friends, and colleagues who have died; businesses and jobs that have been lost; savings accounts that have been depleted. Almost everyone has experienced some form of loss, whether it’s canceled weddings, graduations, and family events, or not being able to visit relatives—or even hug friends.

Acknowledging the worst parts of the past year is difficult and necessary. But it’s also important to see the upside of how things have changed from the way they were a year ago.

The Marvels of Video Conferencing

The past year was a turning point in the way much of the world does business. We had no choice at first—businesses were shut down, people were quarantined at home, and nobody was flying, so we needed to get more familiar with meeting online. The technology was already there; we only had to jump on and ride!

I love being able to sit down and get on a Zoom call today instead of packing a suitcase and getting on a plane. Walking downstairs is a great way to commute! I can talk with hundreds of people at once without leaving my chair. I’m available to drop in on training sessions to chat with participants whenever I’m asked. If a salesperson has a client who might want to meet me, I can sit in on a meeting with the CEO or the whole leadership team. Last week I was in a meeting with a salesperson in England and a client in Ireland. The next day I was on with one person in Italy and one in South Africa! I can spread myself around so much more efficiently now, which helps our sales team, serves our clients and our learners, and doesn’t require me to travel beyond my home office. That’s a win-win-win.

Because so many of the folks in our company work remotely now, our teams can meet more often because it’s much easier to get everyone together virtually. I’m seeing and getting to know people who work with us that I’ve never had a chance to meet—and they are getting to know each other better, too.

Of course, moderation is in order even with this miraculous technology. As the months have gone by, we’ve been hearing more about “Zoom fatigue,” where people get burned out by back-to-back video meetings. I like the solution of scheduling meetings for 45 minutes, not 60, so you aren’t logging into one meeting right after another. If you combine this approach with microbreaks, it could go a long way toward combating Zoom fatigue.

Even if it’s not yet a perfect science, video conferencing seems to be the best way to go for many organizations right now—and I’m not sure that will change anytime soon.

The Virtual One Minute Manager

The same technology that enables you to meet with clients and teams can be used to manage your direct reports. This is especially helpful if you’re not in an office and able to practice “Management By Wandering Around”—a technique originated by the Hewlett-Packard Company in the 1970s. When Spencer Johnson and I wrote The One Minute Manager®in 1981, we made the practice one of our title character’s management habits, although we never used the phrase. In our original book, the One Minute Manager “never seemed to be very far away” from his people, so he could observe their behavior face to face and catch them doing things right. In 2015 when we wrote the updated edition titled The New One Minute Manager®, we acknowledged the fact that managers were no longer always in the same place as their people. And since the advent of COVID-19, of course, remote workers are far more common.

So, what’s the virtual equivalent of Management By Wandering Around? As a manager, make sure you set One Minute Goals with your direct report so you’re both clear on expectations. Stay informed on data and performance relating to those goals, and regularly schedule virtual one-on-one meetings with them. When your direct report does something right, call the person or schedule a quick Zoom meeting to give a One Minute Praising. If you notice them moving in the wrong direction, use the same method to contact the person and help them get back on track with a One Minute Re-Direct.

The Upside of COVID-19 on Home Life

At the time I am writing this, the United States and many other countries are moving quickly toward vaccinating people as soon as possible. My wife, Margie, and I feel relieved that we have had both of our vaccinations. We are eagerly looking forward to the day when we can once again open our offices to our colleagues, have friends and family visit us at our house, and do what I miss the most—hug people. Like most others, we have had to give up some enjoyable parts of our lives to stay safe. Yet we’ve been appreciating the simple pleasures around us. Here are some examples:

Bonding with pets. Margie and I have noticed over the years that our little dog, Joy, has always seemed happiest when we’ve taken time off from traveling. She just loves it when we are home with her. You may guess that Joy has been ecstatic for more than a year now. She is also a big clown and can always cheer us up when we start feeling down. If you are a dog lover, you know how therapeutic dogs can be. Last year when people realized quarantine was going to go on for a while, there was a surge of adoptions at shelters all over the country. So many people were adopting pets that a lot of shelters ran out—I remember the news reports showing all the empty cages. It was a beautiful sight.

Watching movies. We’ve been having a lot of fun watching old movies—some favorites we had already seen several times and some new ones recommended by friends. It’s an enjoyable way to spend time together, whether the movies are good or bad.

Enjoying socially distant, outdoor gatherings. Last summer our neighborhood held a socially distant “block party.” We all brought our own chairs, food, and drinks. We wore masks, sat at least six feet apart, and had interesting conversations. Even at a distance and with masks on it was wonderful to see our neighbors and even meet a few new folks. We are looking forward to doing it again now that spring is here.

Appreciating the great outdoors.  Margie and I have been getting outdoors more often—walking with our dog, Joy, or golfing almost every week at our local Par 3 course. Anything that can get you out of the house and into the fresh air is a good thing. Going for a walk is good mental and physical therapy and it doesn’t cost a thing.

Practicing Kindness and Gratitude

The pandemic isn’t over, and we’ll all need patience until it is. One way to cope is to focus on the good that’s come out of this challenging year—not an easy task. As author and philosopher Eric Hoffer wrote: “The hardest arithmetic to master is that which enables us to count our blessings.”

Meanwhile, let’s be kind to everyone we encounter. We don’t know what they may have gone through in the past year—or what they may be going through now. Let’s keep sending out thoughts and prayers to people we love and continue reaching out to help others who have suffered great losses or illness and are still hurting. And let’s not forget to be grateful for the blessings in our lives.

We all want to achieve our professional dreams, but a lot of stuff can get in the way. Often, we label that stuff as a blocker to success, whether it’s an external factor (e.g., no time, no money, lack of resources, an ongoing pandemic) or an internal factor (e.g., don’t know enough, not enough influence, not feeling ready). These blockers—or constraints—can really get us down and be used as a crutch for not realizing greatness or achieving our goals.

But is the constraint real or assumed? Internal factors—that negative internal dialogue, that excuse, the blame game, the internal swirl—often are assumed. There are ways forward. And there are skills you can master to help get out of your head and get out of your own way.

For instance, let’s think about influence and power. In The Ken Blanchard Companies’ Self Leadership program, participants learn how to develop the mindset and skillset needed to become proactive self-starters who know how to ask for direction and support, solicit feedback, and sell their solutions. A key concept is to become a proactive self leader who can identify and activate your points of power.

Yes, you activate! You look for where you have influence and power and find ways to harness that energy for the greater good. Here are descriptions of the five points of power:

  1. Position Power: When you hold a position managing people or controlling resources.
  2. Personal Power: Your character, passion, persistence, charisma, and wisdom, enhanced by interpersonal skills like being a persuasive communicator.
  3. Task Power: The ability to help or delay the completion of a task.
  4. Knowledge Power: Having expertise or skills in a particular area. We’re all good at something, so we all have some form of knowledge power.
  5. Relationship Power: This comes from associating with others—having a mentor or champion or being a personal friend of someone in power.

Where is your power? What can you do that others cannot? Take a moment and outline your strengths in each point.

One word of encouragement: don’t be timid about claiming your points of power—especially when your intention is to help others and bring good into the world. I hope you’ll find the exercise to be uplifting. Success awaits!

Presenting the results of our 2021 Blanchard HR / L&D Trends Report in a recent webinar was a surprisingly moving experience for me.

More than 1,000 L&D professionals participated in this year’s survey, which included questions about your response to COVID in 2020, the challenges you experienced converting face-to-face designs in a disrupted business environment, and your plans for developing people in 2021. One section of the survey included an open-ended question about the greatest challenge your L&D team faces going into the New Year.

Your responses and comments painted such a vivid picture of the past year. Reading them was like stepping into your lives—and it made me proud to be your colleague.

The Hero’s Journey

It’s clear that so many of you took the hero’s journey, overcoming challenge after challenge in 2020.

One finding from our survey shows how much terrain you covered: 85% of you converted face-to-face training to virtual and digital offerings in 2020. That is astounding. Classroom training—the most common delivery method for training—abruptly stopped. But developing your people couldn’t be put on hold.

So you pivoted at a stunning speed.

You worked valiantly to turn your F2F offerings into digital learning modalities. And most of you did it with limited experience, with inadequate resources, and under the most difficult of circumstances.

I say this with absolute appreciation because your comments and struggles reminded me of what our team had to do to convert our F2F offerings. Their efforts were nothing short of heroic and their output level was unprecedented. Sound familiar?

The hero’s journey ends with personal transformation. Perhaps you discovered something admirable about yourself and your colleagues. Our team discovered they can accomplish a year’s worth of work in two to three months when they know people they care about are relying on them.

Perfecting Accomplishments

Product developers consider three fundamental trade-offs when creating project plans: scope, budget, and timeline. All three are interdependent; each variable affects the others. For example, increasing the scope requires a larger budget and/or changing the timeline.

Normally, a team can adjust these variables to fit the project. The pandemic, however, did away with this freedom for L&D teams. Budgets were slashed so we couldn’t just shovel money at the problem. Timelines were unyielding because everything was in crisis. Scope, as a consequence, had to be reduced. Functionality, interactivity, and engagement were just a few of the casualties.

Not surprisingly, 51% of respondents in the 2021 Trends Survey felt their new digital/virtual offerings were less effective than F2F solutions. This is nothing to be embarrassed about. In fact, you may have unknowingly applied a best practice of agile development by releasing minimum viable products to your users.

Now—what to do going forward?

When setting priorities for 2021, you’ll likely want to address some of the shortcomings in the solutions your team created. Recognizing the need to revise these offerings to boost learner engagement and quality is an important step. Instead of rushing off to build new products, consider enhancing the ones you developed when resources were scarce.

A Caring Group

The L&D field tends to attract people who are concerned about the welfare and development of others. I was reminded of this again and again as I read your comments in the survey responses. The common theme was helping others—and this greatly overshadowed your personal struggles.

Here are some empathetic words your peers shared when asked about the main problem they faced during COVID:

  • “Keep people engaged in times of fear”
  • “Employees feeling isolated and disconnected”
  • “Overworked and overwhelmed employees”

What you wrote is even more striking when you consider that Learning & Development was often considered a nonessential function during COVID downsizing. Countless organizations slashed their L&D budgets in 2020, leaving many L&D people feeling marginalized, overworked, and underappreciated.

But you remained true to your calling. You felt compassion for the people you develop. And you expressed concern about their emotional health. What a caring and dedicated group!

Dear Madeleine,

I just read your column Feeling Overwhelmed in a New Role and I find myself in the exact same position. I recently took a role as manager, and on week one I started getting emails expecting deliverables. I came with enthusiasm wanting to bring positive impact, and of course my seven years of experience. But now on week four I already feel like I am a failure—like I am letting everyone down.

I have a to-do list the size of Africa and can’t seem to complete anything. I try to meditate and be patient with myself, but then an avalanche drops in. I am expected to make budget decisions and hiring decisions, and I am on my first month! And I feel that if I am honest and say “I need time to get it together—I can’t deliver on all these tasks,” that it’s some kind of cop-out.

I should also add that I have always had a sinking suspicion I am in the wrong career. But I don’t have a clue as to what the right career might be for me.

I am only 32 and already have early signs of hypertension. I am afraid this stress will either kill me or leave me with lifetime stress-related illnesses. Then I get so mad at myself and think, “Just quit!” But I have a dream of owning a farm and living in a tiny house. I am flustered and confused, overwhelmed, unhappy, and stressed. I feel like a failure. And I feel like I’m the only one dying in silence. PLEASE HELP.

Dear Dying in Silence,

I am so sorry you are feeling so terrible. It sounds like you have a nasty negative spiral going on, and every little thing just piles on and makes things worse. Hypertension at 32 is worrisome. Your concern that your stress level over your job might kill you is even more worrisome. Your sympathetic nervous system is on high alert, so you are in a constant state of panic 24/7.

Job one is to calm down. You have dug yourself a hole in which your anxiety has gotten the best of you. If there is any way you can work with a therapist very quickly, I suggest you do it. If you can’t, you might watch this really smart video that describes exactly how anxiety works and how to reverse the anxiety cycle you are in.

Essentially, you need to change your thinking. All your stress seems to be caused by your own expectations. My first clue was “dying in silence.” So, for the love of all that is good, speak up. Get a coach, get a therapist, talk to your boss, go to HR. SPEAK UP.

The second clue in your letter was “And I feel like if I am honest and say ‘I need time to get it together, I can’t deliver on all these tasks,’ that’s some kind of cop out.” That is a made-up story that you have to change, right this minute. And I mean right this minute. Honestly, if we were speaking on the phone, I would be raising my voice right now.

Who knows where you got that story—maybe your family of origin or a former boss. Or you came from a role/job where you were actually able to get everything done. It doesn’t even matter. All that matters is that is that story that will kill you.

You need a new story that goes something like this: “I need some time to get it together. I can absolutely do all of this, just not all at the same time, and not this week.”

One of the biggest leaps from being an individual contributor to a manager is that you never, ever get to the end of the list. EVER. The list just grows, reforms, and gets re-prioritized. Some things you will never get to, and it will be because they weren’t important enough or the person you were doing it for forgot. Either way, nobody will die—except, of course, you if you don’t get hold of yourself.

Part of what employers expect when they hire someone in a management position is that the person will have enough experience to structure their time and manage expectations given all of the demands placed upon them. So all of these crazy demands are being made of you. It is up to you to create a plan for what you can accomplish by when, and to communicate this plan to whoever needs to know. You don’t mention a boss. Presumably you have one who is not helping you prioritize—or perhaps you are not communicating your lack of clarity about priorities, timelines and expectations. If you haven’t asked your boss for help, they are going to be awfully surprised when you drop dead of a heart attack because for some reason you thought you had to be superwoman.

 It isn’t copping out to stop, think, plan, prioritize, and communicate on timelines—it is being a responsible human being. You are 32. There is a good chance that up until now you have been a “good girl” your whole life. You lived up to everyone’s expectations of you, got good grades, got a good a job in which you crushed it—which is why you got promoted into a situation where you now have to let go of that good-girl persona and stop trying to be all things to all people and perfect at all times. One of the hardest things to learn at your stage of adult development is that you will absolutely, positively disappoint people. I promise it won’t kill you. But you can also disappoint people less by properly managing their expectations and not making promises you can’t keep.

So. It’s time to take a step back and get a grip. Make a mind map of the avalanche—everything that needs to be done, everything others ask of you, everything you think you need to do. Get it all out of your head and on a piece of flip chart paper. Then organize it: break down each thing into the smallest possible tasks and create a timeline for each one. Decide what you think needs to be done first, and if you aren’t sure, ask the person who is waiting for the deliverable. Once you have your list, send it to your boss with a note that says: “This is everything that needs to be done, in priority order. If you disagree with my plan please let me know; otherwise I will proceed according to this plan.” Any new deliverables asked of you get put into the plan. If someone tells you something is urgent, ask your boss if you can bump something else. Or better yet, just say no. People will happily fob off their late requests or emergencies of their own making on to you if you let them. And, because you are the new kid, there is a good chance that people around you are testing to see to what extent they can push you around to get what they want when they want it. It isn’t their job to know how much you have on your plate and what you can and can’t do. It is yours.

Once you have calmed down and brought your new job into some kind of perspective, you can think about the fact that you may be in the wrong career. You may very well be—but I guarantee you have a better chance of figuring that out while you have a job and can pay your bills. If you up and quit, it will create a whole host of new problems that will cause new kinds of anxiety. And once you can think straight, maybe you will see how you can get to where you want to be from where you are.

It is hard to be creative when you feel like you are dying. One of my dearest coach friends, Laura Berman Fortgang, has a terrific system called Now What? to help people who suspect they are on the wrong road find the one that is right for them. You have plenty of time. I know you don’t feel that way, but truly, you do. And if you don’t face your demons head on in the situation you’re in right now, you will simply take them with you to your next situation.

Your dream of owning a farm and living in a tiny house is beautiful, and there is no reason that you can’t make a long-term plan to achieve it. But. I know some farmers, and the workload is never ending and backbreaking. And then, of course, there are massive forces out of your control to contend with, like weather. You can’t risk having a heart attack because there is too much rain. You will enjoy your dream a lot more if, when you do realize it, you have done the hard work of learning to manage priorities, getting the right kind of help, and devising standards for yourself that you can live with.

Next steps:

  1. Calm down. Understand how your brain works and how to interrupt the downward anxiety spiral you are in.
  2. Speak up. Get some help, any way you can. Now. You will not get fired because people around you realize you are a regular (albeit super competent) human being.
  3. Change your story about what a cop-out is. Please. Please. Please.
  4. Once you have settled down, start doing some career exploration.
  5. Then, and only then, create your long-term plan to be a tiny house dweller with a charming farm.

My heart aches for you, Dying in Silence. I only wish your situation weren’t so common. The suffering is rampant. But the power is in your hands and you must use it to save yourself. You must.

Dear Madeleine,

I just started what is probably the last decade of my career. I am settling into a new role after being promoted to an EVP spot that reports directly to the CEO. Sometimes I sit in my office at home—although at some point it will be a nice office on the executive floor—and I feel completely stuck about what I should be doing.

I had big plans before I stepped into this role and all of a sudden I can’t remember any of them. I could do a million things, but I know I should be thinking, planning, and strategizing. The problem is that those activities don’t feel like work to me and I keep worrying that I am not doing the right things.

My CEO just keeps saying to hang in there and I will get the hang of it—but I am in a state of paralysis. Thoughts?

Not Getting the Hang of It


Dear Not Getting the Hang of It,

In my experience, this is one of the hardest leadership transitions of all. You spend your entire career doing tasks and being rewarded for doing them well, and now all of sudden everything you have been rewarded for is the domain of the people you lead. And you are left to do—what, exactly?

The first thing to do is forgive yourself for being at sea. It is a completely predictable and natural response. Can you? It can be hard to do after having felt so competent for so long. Once you do it, you can adopt the beginner’s mind. This could be defined as the act of intentionally letting go of expectations and noticing your situation with fresh eyes and an open mind. Take a deep breath, go for a long walk, and consider these questions:

  • What advice would I give to a friend in the same position? (This will help you remember your big ideas.)
  • What do I bring to the table that the company and my teams need most? (This will remind you why you got the job.)
  • What is required that only I—because of my strengths, experience and position—can do? (This is how you will choose what to focus on.)
  • Who can help me with this? (This will generate ideas for thinking partners and potential mentors. The more of these you have, the better off you will be.)

Then write it all on a big white board, a piece of flipchart paper, or a legal pad. Or use your favorite technology (forgive me—I am still addicted to paper).

It might be helpful to read our white paper on The Leadership Profit Chain. Our research reveals a key distinction between strategic and operational leadership and what is required of each. Ultimately, it is your job to see the whole playing field—how things look from the top, how things get done at your level, and what results need to be generated by your whole area. Pretty much every industry will require you to stay on top of industry innovation as well as what your competitors are up to. And, let’s not forget the nimble innovative disrupters who are coming for your market share!

Here are a few suggestions to jump start that to-do list:

  1. Make sure you are 100% crystal clear about the strategic objectives your CEO has articulated. If you are in any way unclear, clarify with your CEO.
  2. Decide exactly how your area can and will support those objectives. You will probably want to involve your immediate team to help you hammer that out. The more you involve them, the more they will buy into the final plan.
  3. Make sure you have the correct leadership below you who can accomplish what they need to accomplish. Jim Collins’s research in Good to Great says you have get the right people on the bus, in the right seats. What he doesn’t say is this: to do that, you have to get the wrong people out of those seats—and, in some cases, off the bus. The simplicity of the concept belies the complexity of the execution. Simple? Yes. Easy? Not so much.
  4. Ensure that each of your people has the necessary resources to accomplish what they need to accomplish. In short: They know exactly what needs to be done, what a good job looks like, and who they need on their teams, and they have the right budget and tools.
  5. Spend some of that thinking time getting clear and putting into writing your vision for how your area should operate. What do you expect of people? What can they expect of you? What is non-negotiable, and where can people color outside the lines? Don’t expect your people to be mind readers. Make explicit anything that is currently implicit or that you think is obvious. Your people need an operating manual for how to navigate you as their boss.
  6. If you haven’t already, create solid relationships with your peers. Get to know how they think and what is important to them. Understand their objectives and make sure no one is working at cross purposes. The more you can support your peers in helping them accomplish their goals, the more they will be inclined to support yours.
  7. Look around at your industry and what your competitors are doing. Keep your eye on the news with a focus on how local, national, and world events are going to affect your industry and your company.
  8. Observe carefully and ascertain what your CEO needs and wants from you. In my experience, many CEOs are terrible at articulating these things and would much rather you read their mind. You can ask, certainly, but don’t be disappointed if they are unclear. As you observe, notice what you might have to offer that they might find useful. Once you make your plan for how you are going to spend your time, it might help to run it by your CEO to make sure you haven’t left off something critical that wasn’t even on your radar.

You ready for a nap yet? It is a lot. But you are probably in decent shape on some of these already.

When you look at your list of stuff to do, ask yourself: can somebody else do this—if not as well as me, well enough? If so, delegate it. Be honest. You should only be spending your time doing things only you can do, and that everyone doing everything else knows exactly how it should be done. I learned this concept from The E-Myth Revisited by Michael Gerber back when I started my first coaching business. It has translated perfectly to the corporate world and has served me well.

Finally, pace yourself. Take care of yourself and your brain, or nobody will win.

In this age of fast-moving markets, fickle consumers, and unprecedented risks, we need leaders who think and act like entrepreneurs. In his latest book, Entrepreneurial Leadership: The Art of Launching New Ventures, Inspiring Others, and Running Stuff, Joel Peterson explains the important difference between an entrepreneur and an entrepreneurial leader: Entrepreneurs can launch new ventures but can’t necessarily run them at scale. Entrepreneurial leaders act nimbly to launch new initiatives, inspire others, and champion innovative approaches.

We’ve witnessed the extreme success of entrepreneurial leaders like Mark Zuckerberg, Steve Jobs, and Bill Gates. The days of leaders who focus on keeping results consistent with past performance and balancing a budget are over. Being transparent, respectful, and consistently delivering on promises builds a personal brand that creates a trusting work environment.
  2. Create a Mission: Creating and sharing a clear mission is similar to providing a map to the summit. It gives meaning, clarity, and priority to a collective set of actions. A team without a mission lacks focus and direction and will most likely fail. A team that is aligned on a mission understands exactly where it is going and what it will take to get there. The mission serves as the inspiration for the endeavor by clarifying specific goals so that everyone is aligned.
  3. Secure a Team: Leadership is a team sport—and nothing is more important than ensuring the right people are in the right positions. Entrepreneurial leaders know how to recruit, onboard, coach, assign, and reassign—or when necessary, remove—people on the team. They hire people who share the same values and work ethic, then empower them to perform at their highest levels.
  4. Deliver Results: With a foundation of trust, an inspiring mission, and a team in place, it is time to deliver results. Entrepreneurial leaders establish standards for decision making, negotiating, and communicating while they meet the challenges of driving change, overcoming adversity, and more. Peterson presents a series of maps to help leaders be prepared to meet challenges and juggle the competing claims of customers, shareholders, and team members.

Entrepreneurial Leadership is filled with compelling stories that support the valuable information provided in Peterson’s maps. Dear Madeleine,

I work as a marketing director at a medium-sized firm and I’m a longtime reader of your column. My company reacted quickly to the warnings about COVID-19 and sent all of us home last week. My spouse is a frontline manager for a larger firm across town that couldn’t send employees home because of the type of work they do (customer service center), so they are practicing social distancing.

Our daughter came home from college after her university shut its doors. Our parents are doing well—even though they aren’t being as good at social distancing as they should—and the pantry is in decent shape for the next few days. My question is “Now what?”

It looks as if we are going to be in this situation for at least a couple of weeks—possibly longer. What advice do you have for me as I make the transition from being super reactive to having a broader sense of what’s next? I know it’s going to be different for everyone based on the various situations people are facing. Some of us are bored and inconvenienced, like my daughter who is mad the retail stores are closed. Some of us are scared we might lose our jobs until customers come back. And others are working harder than ever trying to find short-term solutions to the sudden drop in business.

Any thoughts on smart next steps?

Dear Now What,

We are all facing the specter of a potential new normal. People are struggling with how to manage workers who have never had to work from home. Some are facing extreme isolation and loneliness with the loss of their regular workday structure and environment. And hourly workers in the hospitality and service industries are completely without income right now. I was my hairdresser’s very last client a few days ago and she hasn’t the vaguest idea how she is going to make her mortgage payments.

I was recently up in the middle of the night wringing my hands over the fact that three of my four adult children will not be generating much revenue in the next few months. I finally remembered one of my favorite coaching techniques: Worst Case Scenario Thinking. I realized quickly that, worst case, they could all move in with my husband and me. It would be tight, but worst case, we would ration food and repeatedly run out of hot water. And I would have to kick one kid out of what is now my office during the workday. If we were to lose our house, well, I guess we would go camp out at my in-laws.

I do think that the banks and landlords are going to have to forgive mortgage payments and rents for a while. We are, very literally, all in this together. Governments in every nation will have to step in to help those who are now unemployed.

For now, use other classic coaching techniques to get yourself grounded:

  • Take a step back and try to see the big picture.
  • Distinguish between what you can and cannot control.
  • Tap into sources of strength and grace you didn’t know you had by accessing your vision of your best self and trying to rise to it.
  • Brainstorm ways to take best care of yourself, your team if you are a leader, and your loved ones.
  • Make choices about what you will and will not focus on.
  • Create a new structure to manage your new normal.

We simply don’t know what’s going to happen next. All we can do is stay present to what is, and respond as best we can. Find someone who needs help and help them. I’ve found that reaching out to those who are in a bad way by lending an ear helps me to keep from obsessing about my own worries.

We can all still get outside. Go for a walk. Go for a long walk. Go for two walks. Wave to your neighbors. If you have an elderly neighbor, volunteer to take their dog with you on your long walks. Walking has been scientifically proven to make us better creative problem solvers. Being outdoors, especially in nature, has been shown to boost endorphins. My daughter in New York City is finding all kinds of hidden gems in her neighborhood—a beach on the East River! A sculpture garden! Who knew?

In terms of your wayward parents, it might help to remind them that if they end up very sick, it is going to be on you to navigate the ER with them and fight for the services they need.

In times of great crisis and uncertainty, each of us will toggle between rising to our own vision of our best selves and folding like a lawn chair. That’s OK. You can choose to be your own hero—and if you crumple to the floor in a heap of overwhelm and have to take to your bed, so be it. You’re allowed to pull the covers over your head or binge-watch the first five seasons of Friends for a while. You might find that breaking down causes a breakthrough that results in hidden reserves of grace, patience, generosity, and kindness.

Be prepared to settle into the long haul with this. It looks like it could be a marathon. Stay calm, stay grounded, and be kind to yourself first and then to others. I hope like crazy that the loss of retail therapy is the worst of it for your daughter. In the meantime, tell her to read a book!

Although I have trained interns in the past, I am feeling overwhelmed with the fact that I still have my full time job and am now managing people. My first week was essentially all meetings, and I had to go home and work another full day to stay on top of my own work. How on earth do people do this?

It feels like, instead of a promotion, I now have …

Two Jobs


Dear Two Jobs,

You feel like you have two jobs because you do. The days of middle managers who get to just manage and not have a full workload of their own deliverables are long gone. I have never met anyone in your position who didn’t feel overwhelmed pretty much all the time.

My first recommendation is to get used to choosing what is less important so that you can focus on the most critical tasks. It will take a while to get used to this, especially if you are the kind of person who needs to check off everything on their list.

There are a ton of books written specifically for folks in your position—and, as a matter of fact, we have a training program designed exactly for you. So you can add a book or three to your towering pile, or beg your leadership to send you to a class. I recommend both. In the meantime, I will give you my first-time manager survival kit.

Get clear about your key deliverables: Make sure your leader has been clear about what a good job looks like. Ask them to list their top five priorities in order of importance. Don’t try to guess. Research shows that when managers and direct reports are asked separately to make a list of their top five priorities, there is only about 25% agreement. Also, some things just aren’t going to get done. So make sure you are focused on the most critical things.

Arrange for the same clarity in your entire department: Do the “top five” exercise with each of your direct reports. Ask yourself whether each of them knows exactly what is expected of them—what you think is most important. Of course, to do that, you have to decide what is most important. You are going to say “It’s all important,” and I am going to say “Yes—and some things are more important than others.”

Arrange for resources: Once your reports have clarity about each of their goals and tasks, make sure they have what they need to deliver on those tasks.

Be religious about having one-on-ones with each of your people. You can do this weekly or bi-weekly, but you must do it. Make sure each of your direct reports knows this is their time to discuss their agenda. Encourage them to send you an agenda in advance so they are forced to organize their thoughts prior to the meeting. This will set them up to get the most out of their time alone with you.

Be ruthless about eliminating, delegating, and shortening meetings. Examine the meetings you are in. There are two kinds of meetings: the ones you don’t call (which you have very little control over) and the ones you do call. Decide if it is humanly possible to send someone else to the meetings you do not call. Sometimes it can be a way to develop another person on your team: task them with taking excellent notes and reporting back anything you need to know.

Meetings you call, you rule. Make sure there is a crystal clear agenda and focus relentlessly on the outcomes you seek. Keep a list of tangential issues that crop up and don’t let your group get off track. Shorten all meetings: most hour-long meetings can really be done in 40 minutes.

Do not accept tasks someone else can do. You have enough on your plate! If someone else has the competence and skills to do something, give it away.

You are going to feel overwhelmed for awhile, Two Jobs, and that’s okay. You’ll settle in and be fine—just remember that you are in charge now, and that means making hard decisions about where your focus goes and how you invest every precious minute of your time.

People Treating You Differently After an Illness? Dear Madeleine,

I manage a team in large organization. Last spring I was diagnosed with a very rare form of cancer and I underwent intense and difficult chemotherapy. I worked from home and didn’t take any undue time off, though now I wish I had. I started back at work two months ago and things are, well—weird. And really hard.

Before my illness, I used to have lunch with my boss once a week. Now she is avoiding me. One of my peers is actually hostile—he sets me up to look unprepared in meetings and is otherwise trying to make me look bad. And one of my direct reports has started to speak to me as if she is my boss, not the other way around.

Before I got sick, I was a rock star overachiever who outperformed everyone around me. I was an idea factory and could pull all-nighters to get projects done. I am just not that way anymore. I get tired—and I still have some brain fog from the chemo. I was beautiful and young and I had gorgeous hair. All that is gone now. My confidence is truly shaken. How do I get my power back and protect myself?

So Alone


Dear So Alone,

Wow. It sounds like you feel very isolated and vulnerable. I am going to do my best to help you get centered, learn how to protect yourself, and get your mojo back.

Right out of the gate, I can tell you that you are losing ground when you compare your current self to your old self. Any time we compare ourselves with someone else—including our former selves—it isn’t going to go well. It’s not a good use of your valuable brain space or your time. Let’s ask this instead: what do you have now that you didn’t have before your illness?

You may have temporarily lost your hair and your youthful, sparky brain, but you are still the same deeply intelligent, very creative, hardworking woman you have always been. I want to emphasize that you underwent massive, absurd amounts of chemotherapy without taking time off. You are, in fact, a badass warrior goddess. Who are these people who seek to undermine you? You may not be what you once were, but here you are. You have been tested in the fire and you are, in fact, stronger than you have ever been.

So. Here is what you can do now:

  • Invite your boss to lunch.
  • If you are pushed to respond without adequate preparation, or are otherwise bullied, stop the nonsense and say: “I have nothing to add at this time,” or “I am happy to volunteer an opinion when I have all of the context,” or “Thank you for including me, I will certainly contribute when I feel the need.”
  • When you are feeling bullied by your peer, just smile and breathe and shake your head like you don’t know what he is talking about. Saying nothing, or very little, is a tremendous source of power. Use it. Men do it all the time. Only speak when you have something really useful to say, and then say it quietly. This is so radically different from your past MO that it will feel weird—but it will work if you commit and stay strong.
  • Pay attention to your direct report’s little tactics to undermine you. Record each instance and also notice the way she speaks to others. She may just be one of those people who bosses everyone around. If that is true, fine; let it go. But if it is just you, you will have to warrior up—tell her to cut it out and draw clear boundaries by making explicit statements such as: “Please don’t speak to me that way,” or “I am interested in your ideas, but please offer suggestions vs. telling me what to do,” or “Please don’t give me what sound like orders, ever—and certainly not in front of others.”

The thing to remember about people behaving badly is that they will do whatever you let them get away with. So it will be up to you to stop it. Find your own words to draw boundaries and practice out loud to get comfortable. When you are prepared, she will get the message that you are strong and she’d better stop her ridiculous behavior.

You asked, “How do I get my power back and protect myself?”

First, I think we need to rework your narrative. Yes, perhaps you made an error never taking time off and coming back to work too soon. However, here you are. So let’s change the story you are telling yourself. Right now it goes something like this:

I feel weak and tired. I still have chemo brain, I’m not as fast as I was before, and I don’t retain things the same way. My boss is avoiding me because she thinks I am a loser. My peers and direct reports smell blood in the water and are circling, gunning for my job. I feel vulnerable and alone.

What if it sounded more like this:

I am a badass warrior who slayed hideous chemo and am still standing strong. I didn’t take time off and I am crushing my job heroically. My boss is dodging me because most people simply don’t know how to talk about cancer so they avoid the whole thing—which in this case means me. My peer is simply a small-minded, nasty person who was jealous of me before and is now kicking me while I am down. I won’t let him get away with his bad behavior. My direct report may be disrespectful to me, or she may simply be super bossy. I am going to stop taking it personally, figure out what is going on, and then take corrective action. I am a warrior and these people cannot take me down.

OK? See the difference? That’s how you get your power back and how you protect yourself.

My final idea for you is to use music. Music has such power. Find some kind of music that fires you up—Alicia Keyes’s This Girl is on Fire, most of Beyonce’s stuff, Sarah Bareilles’s Be Brave—whatever appeals to you. Play it on your phone and hum it as you are walking into meetings.

I spent two years managing a massive global coaching program at a New York investment bank where it was mortal combat every day. I cried in the ladies room a lot. I somehow got the idea to hum the theme music from Raiders of The Lost Ark to get me through the worst moments, and it really helped.

Remember this: take nothing personally. None of this is about you—it just feels that way because you are feeling vulnerable. Now get your armor on, play your own heroine theme song, and go take a stand for this new version of yourself.

Dear Madeleine,

I missed a back to school event for my kids last night. My wife called to ask where I was, and I had completely forgotten that I was supposed to be there. I saw it on my calendar and then it was gone from my mind.

My wife is really mad because I have blown through several commitments in the last few months. She is convinced I have an adult attention deficit disorder, but I don’t think so. I am just behind at work and cracks are beginning to show. I feel like I am just going in circles playing whack-a-mole. I might as well just whack myself on the head for all the good I am doing.

I have been stressed at work before, but this is a whole new level of crazy. Help?

Dropping the Ball


Dear Dropping the Ball,

A medical condition is a possibility, but I wonder if it isn’t more that you are overwhelmed by your commitments, the errors you are making are throwing you more off balance, and you are caught in a downward spiral.

Certainly you should look into seeing if you need real professional help. But while you are doing that, you have to stop the downward spiral. Just stop. Stop the crazy, turn the volume down on the noise, take a big step back, take a breath. I am going to give you step-by-step directions because you can’t think straight.

  1. Get the book The 10 Natural Laws of Time and Life Management: Proven Strategies for Increased Productivity and Inner Peace by Hyrum Smith. Read it. It is an oldie but goodie. I am a time management method junkie and I have followed all of the gurus—but in my opinion, no one has topped Hyrum Smith. I read his book when it first came out and it honestly changed my life. Why not go to the best source for getting your head on straight about the absolute reality of the space/time continuum? You clearly have been a time optimist. This, combined with your desire to please everyone in your life, has resulted in chaos. Mr. Smith will help you cut it out.
  2. Once you have read the book and decided what is most important to you, make a plan. Tell your boss you’re going to take two days off, then turn off your phone and take a big step back so you can think. Go somewhere no one will bother you—your local library, perhaps—and bring markers and flip chart paper. Now make a mind map of all the critical areas of your life: your health, your relationship with your wife, your relationship with your kids, other important relationships with friends and family, your job, your career, your craft, your spiritual life, your finances, etc. As you do this, all of the tasks you have to do, commitments you have made, and things you really want to do will bubble up. Write those next to each area. Get everything out of your head onto the mind map. This will help you get some perspective and it will stop the static in your head. If you need to do two maps, one for your job and another for your personal life, so be it. Decide which items are most critical and put them on a timeline/calendar and a to-do list. Decide which items are not as critical, and decide which ones you can dump. Everything else is negotiable.
  3. Once you have achieved a modicum of calm and clarity, go talk to your boss about your priorities and what they see as most important. Show them your mind map or to-do list so they can see that what is being asked of you is simply not reasonable.
  4. Say no to any new request unless you can be absolutely certain that you can deliver. Adopt the mantra “I under-promise and over-deliver.”
  5. Review the tools or habits you can test out and possibly adopt—for example, starting a mindfulness practice, blocking 15 minutes every morning to make your to-do list for the day, or setting reminder alarms on your phone. All of these are habits of people with high productivity.

If this is the first time you have been this far off your game, you are probably fine. But you do need to recalibrate for the fact that your life is bigger than it has ever been—and probably gearing up to get even bigger. So step back, get a grip, and reclaim your life.

Dear Madeleine,

I have just started a job at a well regarded local firm. I have many years of office experience, but this is the largest firm I have ever worked for.

My job is as an admin to a senior employee—he is not quite a VP, but that is his general level of authority. Since starting, I have been told he goes through admins at a rate of one every six months. After meeting with him, I know why. He is HUGELY disorganized, but resistant to any suggestions of how to fix the problem. His unspoken message to me seems to be “I need you to fix me but I don’t want to change anything.”

I have made several suggestions of new ways to file/organize/process work items, but his responses have been negative. I asked him what he would like to do and was basically told, “You’re supposed to come up with a solution.” Okay—but if he won’t accept my suggestions and won’t offer alternatives, what solution is there?

If I can’t help/satisfy him, the company will apparently find me a job in a different department, but I would rather try to make a success of this position.

Set Up to Fail?

Dear Set Up to Fail,

This is such a fun question! I always check in with my executive clients about how they work with their EA’s, because once executives have reached a certain level of seniority they are really only as good as their EA. Since I am usually looking at this issue from the other side, I went to a couple of executive assistants in my own organization for their input—ones who I know for a fact have had success with some impossible people! They gave me some excellent ideas and I am really glad I asked.

First, it sounds like you are starting from a place of feeling overwhelmed and discouraged. Could it be because you are allowing yourself to be influenced by others’ opinions of your boss.? It is easy to judge him as a loser going in—he is simply measuring up to the idea you have already formed of him. He is probably used to being judged and is feeling defensive about it. So instead of assuming the others are correct about him, try giving him the benefit of the doubt. Take his less-than-great reputation as a personal challenge. Remember, you are not there to try to change him or, god forbid, fix him. You are there to make his life easier and to help him achieve his goals by doing the tasks he cannot and should not do. You can tell him as much, too. That might be a breath of fresh air for him.

Of course, I wouldn’t be me if I didn’t suggest that you have a candid conversation. Try something like: “I was hired to assist you so let me assist you. I am here to be your partner, and this will only work if you are willing to partner with me.” Do whatever you can to get to know your guy. What are his goals, personally and professionally? What makes him happy, what annoys him, what makes him laugh, what is he interested in? The more you can get a sense of who he is, the more you can use language that resonates with him and propose solutions that make sense to him. Ask about times he has felt most successful at work. Ask him to give you examples of the perfect assistant—what has worked and what hasn’t. This will provide you with needed insight and build trust and chemistry between you.

If he really has no ideas, maybe you can suggest he do things your way for two weeks and then meet to tweak. Be clear and firm and, of course, kind and respectful, and keep your sense of humor. Be open to feedback, of course. Don’t take anything personally and don’t give up! After this approach, if you really can’t get it to work at least you will be able to leave knowing you did your best.

It is good that you have an escape valve. Perhaps you could decide on a time frame that you are willing to try—and if you are really suffering at your deadline, allow yourself to bail. Give it your best shot. You clearly have the will to find a way.

During my time as a coach, I have often utilized SWOT analyses to help teams analyze their organization’s Strengths, Weaknesses, Opportunities, and Threats. This is a simple, user-friendly method to help a team or a board focus on key issues affecting their business. This type of analysis often can be used as a precursor to a more comprehensive strategic planning session.

One benefit of the SWOT process is that it encourages teams to not only brainstorm ideas but also face untapped opportunities and potential threats. Consistent use of this framework can give an organization a competitive advantage through dialogue regarding brand, culture, new products or services, and capabilities.

What some people don’t realize, though, is that SWOT analysis can also be an effective personal strategic planning tool. Crafting your personal SWOT matrix is a powerful technique that can be used, for example, when you are seeking a career change or facing a major shift in your life.

Here are three steps to get started:

Step 1 – Identify what exists now. List all strengths that exist now. List all weaknesses that exist now. Be honest.

Step 2 – Look to the future. List all opportunities (potential strengths) that may exist in the future. List all threats (potential weaknesses) that may occur in the future.

Step 3 – Create a matrix/get a plan. Enter your ideas in the appropriate quadrant (see figure). Notice that strengths and weaknesses are internal forces; opportunities and threats are external. See how each quadrant has a relationship with another? What strengths exist that could overcome weaknesses? What weaknesses need to be overcome in order to embrace a new opportunity? Review your matrix and think about a plan.

Here are a few helpful questions to increase your awareness around internal and external factors:

  • What skills and capabilities do you have?
  • What qualities, values, or beliefs make you stand out from others?
  • What are the skills you need to develop?
  • What personal difficulties do you need to overcome to reach your goal?
  • What external influences or opportunities can help you achieve success?
  • Who could support you to help you achieve your objectives?
  • What external influences may hinder your success?

A SWOT matrix can provide a foundation to help you create goals and action steps. You may consider addressing your weaknesses by building skills or self-leadership capabilities. Carefully review your opportunities, as they may be used to your advantage. And consider how threats could be minimized or eliminated by shifting personal priorities or gaining new knowledge.

It’s common for people to experience blind spots around their own strengths and weaknesses, so don’t hesitate to seek out opinions from friends, family members, and colleagues. Also, be willing to share your SWOT matrix with a partner who will hold you accountable for action steps and celebrate your progress.

Dear Madeleine,

I am so frustrated with myself. At the beginning of the year I set a whole bunch of goals. Then Q1 whooshed by and guess what I have done? Nothing. I stayed really focused for about two weeks and then forgot all about my resolutions.

One of my big goals was to have regular one on ones with everyone on my team, and it just isn’t happening. Something always seems to get in the way.

I feel like such a loser. I am never going to be the manager I want to be. I am racing around like a squirrel and everything seems like the most important nut. How can I reset and be successful?

Need to Try Again


Need to Try Again,

I love your metaphor. I can really relate! I’m so sorry you feel like a loser, though. I can sense the downward spiral you’re in.

The first order of business is to reverse the spiral so you can start thinking straight and get yourself back on track. To do this, make a quick list of every way you are winning—things you’re doing well, projects that are going according to plan, tasks you’re great at, goals you’re reaching, goals your direct reports are achieving. I’ll bet it’s a decent list.

The main reason you feel terrible is that you aren’t winning at some new goals. Just ponder on that for a moment. Then, if you’re still feeling like a loser, add to the list all the things you’re grateful for. It will literally change your brain chemistry.

Now let’s take a look at those new goals. How many are there? I’ll bet you an acorn you have too many. The number two reason people don’t achieve their goals is that they have too many of them. The number one reason is that they set unspecific, unclear goals.

I challenge you to choose one goal. Only one. Let’s go ahead and choose having regular one on ones with your people, since you brought it up. You may decide to choose something else on your list, but you can use this thought process.

Ask yourself: What is driving your desire to do this? What makes it important right now? Are you sure your people even want one-on-one meetings with you? What will the benefit be for them? For you? Decide for yourself what a good job looks like—how will you know you’re successful?

Then get support—who can help you with this? The obvious choice for this is your people. Ask your direct reports to take responsibility for their own one on ones. They can each put their own regular time on your calendar or otherwise make sure the meeting gets scheduled.

Finally, once you decide you’re going to commit, then really commit. Once the one on ones are scheduled, they are sacred. Nothing gets scheduled over them. (Okay, we all know that probably isn’t going to work, but you make sure the meeting gets rescheduled.) If you schedule them for every week, nobody will mind if you end up having to miss one, or even two. Then at least your people get two one on ones in a 30-day period, which maybe isn’t ideal but it isn’t bad—and it’s a lot better than none.

Take 7 minutes at the beginning and the end of each week and review your calendar to make sure those one on ones are there, and move them if needed. If you start feeling overwhelmed, remind yourself of why you decided to schedule them in the first place.

Now you can see how much work it is just to get on track with one thing—and you had a whole laundry list! No wonder it didn’t work. Get one thing nailed down, whatever it is. Get it into your daily actions, and at a certain point you will not be able to remember a time when you didn’t do it. Then you can add something else.

Calm down, take three deep breaths and choose. One thing. You can do this.

My dad and I after the surgery


About 5 years ago my father was diagnosed with liver cancer. He was a heavy drinker in his younger days and his cirrhosis compounded his medical issues. Over these 5 years he has gone through chemotherapy, radiation, and a litany of drugs to stabilize his liver. 9 months ago he was finally cancer-free and was then able to be on the transplant list for a new liver. A few weeks ago we received a call that a new liver came in and he needed to be at the hospital as soon as he could. My dad said he felt strange about it and had mixed emotions about the process. “How can I live because someone else has died?” I can’t imagine the competing values he had to deal with. The surgery went better than expected and the transplant was successful.  When the doctor pulled the liver out he said he didn’t know how my dad was still alive. He barely had a few inches left of a functioning liver.
What’s different about dad now than before his surgery is his zeal for life. He has always been a very happy and positive person, but something has changed for him. He told me the other day on the phone that he has “a second chance at life.” It got me thinking. What if I lived like I had a second chance at life? How much happier and productive could I be if I lived like this? So go out and make the best of everything. You never know how much you can accomplish with the right mindset

Like many, my college experience provided the opportunity to make friends and interact with some fascinating people – classmates whom I admire and respect more than they will ever know. We all had our dreams and aspirations, then graduation day came and we parted ways, ready to pursue our passions and make a positive difference in this world. We were ready and willing to be the best leaders we could be, prepared to serve others, stand behind our beliefs, and utilize the tools we had acquired – at least as far as our toolbox would take us.
What began as one such dream for a few of these classmates turned into an international charitable organization employing dozens of staff members, enlisting hundreds of volunteers, and impacting countless lives around the world. This past week, something happened to this organization that changed everything: it garnered global media attention virtually overnight. This organization is known as Invisible Children.
You may be familiar with the latest media blitz surrounding this non-profit and their viral video, Kony 2012. The team posted the video last Monday, hoping for 500,000 views by the end of the year. Yet what they received was far beyond their wildest dreams: 52 million views in just four days…and over 78 million views as I write this. This has led to an outpouring of news articles, TV interviews, blog posts, enormous praise, and even a severe backlash of criticism from people around the world, across nearly every major media entity from the Wall Street Journal to TMZ.
Wow. These young leaders must be feeling so many emotions. I would imagine they are thrilled beyond belief to have their message heard by so many people, yet fearful and/or frustrated by the criticism, and perhaps even nervous by the overwhelming attention in general. The international fame happened nearly overnight. Yet whether they were ready or not, this organization and its leaders will forever be held to a higher standard. Their leadership, or perhaps more importantly, others’ perception of their leadership, has been forever changed.
You see, whether we agree with it or not, leading at higher levels requires a new level of perseverance. The higher we go, the more others expect of us. It may not seem fair, but it is a reality. When you reach a certain level of fame, fortune, or position, opposition becomes inevitable. People will take shots at you, even when you know you’re doing the right thing. Observers will scrutinize your every action just because they can.
As leaders – leaders who are continuously growing and likely aspiring to reach new levels of leadership – we must always remember this. As our ability to influence others and our capacity to act as role models increases, we must expect that higher standards, albeit often unspoken, will be placed over us. As we continuously strive for moral and ethical excellence, we must trust that we’re doing the right thing, even in the face of criticism. And as we responsibly persevere, we must remember the expectation – and the privilege – that the more we receive, the more we must give; the more we lead, the more we must serve.
Our individual leadership journeys may never reach the level that Invisible Children has as an organization (or perhaps they will!), but regardless, the lesson is the same for all. Leadership simply gets tougher the higher you go and the more lives you touch. Not that my opinion matters in this case, but I am enormously proud of my classmates, grateful for their generous work, and fully confident that they will continue to do amazing things for this world… They’ll face a higher level of scrutiny and more forceful opposition, but as with all great leaders, this will ultimately only strengthen their resolve and improve their effectiveness.
